Google Just Blinked.

For the past two years, Google has been building a wall.

Not a visible one. Not one with a sign. But if you’ve been watching your website traffic, you’ve felt it. Searches that used to send people to your site started getting answered before anyone ever clicked.

Google’s AI Overviews — those synthesized answer boxes that appear before any search result — became the most significant change to search behavior in a generation. And for many businesses, they were quietly devastating.

Then, in May of 2026, Google lowered the wall.

Not all the way. Not as an apology. But enough that the game has changed again — and if you run a business that depends on being found online, you need to understand what just happened.

Google didn’t announce a change of heart. They announced a change in engineering. That’s more honest — and more permanent.

What Google Actually Changed

The update wasn’t announced with fanfare. Google rolled out five changes to how AI Overviews and their newer AI Mode feature surface links — and together, they signal a meaningful shift in direction.

The most telling data point: the average AI Overview now contains fifteen links. In November 2024, that number was fewer than seven. More than double, in roughly fifteen months. Google is actively pushing more traffic back to the open web — not out of generosity, but because a web with no websites worth visiting is bad for Google’s long-term business too.

Beyond the link count, the changes include a new “Suggested Angles” section at the end of AI answers, with links to in-depth articles and analysis that go deeper than the AI’s summary. There are hover-preview cards on desktop, so users can see a rich preview of a website before they click.

There’s an expanded “Expert Advice” block that pulls quotes and snippets from real sources across the web, with direct links to the original content. And a “Preferred Sources” badge system — which rewards credible, established publishers with more prominent placement — has been extended directly into AI Mode and AI Overviews themselves.

Google’s head of search, Liz Reed, has been saying plainly that what users click inside AI Overviews is content that goes deeper than the answer — not more of the same. The implication is uncomfortable but important: generic content doesn’t get clicked even when it gets cited. Depth earns the click.

Fifteen links where there used to be seven. That’s not a design tweak. That’s Google admitting the wall was too high.

The problem this update is responding to

It would be easy to read this as good news and move on. Before you do, it’s worth understanding what Google is correcting — because the context matters.

Pew Research Center published data showing that when an AI Overview appeared at the top of a search, only 8% of users clicked through to an actual website. When there was no AI Overview, that number was closer to 15%. A quarter of all searches that triggered an AI answer ended with the user closing the tab entirely — no click, no website visit, no interaction with any business.

BrightEdge tracked click-through rates across the broader search ecosystem and found they had declined nearly 30% since AI Overviews launched in May 2024. Zero-click searches — where nobody visits any website at all — climbed from 56% to nearly 69%.

This is the environment Google is now trying to correct. And they’re doing it because they have to. Publishers pushed back. Regulators noticed. And at a foundational level, Google needs the web to have good websites — without them, there’s nothing for the AI to cite.

A quarter of all AI-triggered searches ended with the user closing the tab. No click. No visit. No conversation. Just silence where a customer used to be.

Why This matters more than it looks

Here’s the reframe that I think most business owners are missing.

AI Overviews and Answer Engine Optimization — AEO, GEO, whatever acronym your agency is using this month — are not replacing SEO. They’re becoming an additional visibility layer on top of it. The old game was ranking in the top 10 blue links. The new game is being cited inside the answer that appears before the list.

Those are related objectives. But they’re not the same objective. And with Google’s May 2026 update, the citation has real commercial value for the first time.

Think of it this way. For the past year, your business had one front door on Google — your organic search result. The AI Overview added a second door, but it was barely cracked open. Users were getting answers and leaving. Now Google is widening that second door: more links, better previews, more prominent attribution.

The visitors coming through that door are different from traditional search traffic, too. Google’s own data suggests that people who click from an AI Overview spend more time on the sites they visit. That tracks — these aren’t casual browsers. They’re people who already received a synthesized summary and decided they wanted to go deeper. They came with intent. They came ready to engage.

That’s not a casual visitor. That’s closer to a referral.

The visitor who clicks from an AI Overview already knows who you are. The AI told them. They didn’t arrive by accident — they arrived with intent.

What To Do About it

Three things matter right now, and they compound each other.

The first is content depth. Google’s AI cites sources that go deeper than the question — not sources that simply answer it. If your website content was written to check a keyword box or fill a content calendar, it’s not what the AI is looking for. What earns a citation is specific, experience-based insight: the kind of content that only you could write because it comes from actually doing the work. Case studies with real numbers. Perspectives that take a position. Analysis that teaches something, not just describes something.

The second is brand presence across the web. The data on this is consistent: brand mentions — the number of times your company name and expertise gets referenced across other sites — have the strongest correlation with AI search visibility. More than your Domain Rating. More than your keyword density. Your reputation. That means every podcast appearance, every guest article, every trade publication feature, every customer testimonial that gets published somewhere searchable is now doing double duty. It builds trust with humans and signals authority to AI systems simultaneously.

The third is your website experience. Getting cited is half the equation. The other half is what happens when that higher-intent visitor actually arrives. If your site reads like a digital brochure — information delivery without depth, polish without personality — you’ll lose a visitor who came ready to engage. The AI citation is a promise about who you are. Your website has to keep it.

Brand mentions now outrank keywords. Reputation now outranks optimization. The businesses that figured that out first aren’t waiting for Google to send traffic — they’re earning citations.

The Honest Assessment

I want to be clear about what this update is and isn’t.

It isn’t a traffic recovery. Google is not returning to the pre-AI-Overview world, and website traffic at scale is not going back to 2022 levels. The zero-click trend has structural momentum that a link count increase doesn’t fully reverse.

What it is, is an opening. Google has acknowledged — through engineering, not words — that AI search needs to connect back to real websites and real expertise. The businesses that understand this shift and act on it first are going to find AI search becoming a meaningful source of high-quality visibility. Not because they gamed it. Because they built something worth citing.

The wall is coming down. The question is whether your business is positioned on the right side of it when it does.

Saturday morning. 8:46 AM.

My phone buzzed. I glanced down expecting something that needed my attention — a question, a problem, something to solve.

Instead, it was Dan Goodwin.

Dan runs Provident 1031. He’s sharp, driven, and the kind of leader who walks into a room and quietly raises the standard for everyone in it. He didn’t need to email me that morning. He had his own Saturday, his own list, his own momentum pulling at him.

But he took two minutes to write three sentences to tell me he was blown away — by the website, the vision, what we were building together. That he was all in.Three sentences.

I read them three times.

And for the rest of that day, I had something in my step that no strategy session, no revenue number, no closed deal had put there. It was the simple, staggering feeling of being seen by someone who didn’t have to say a word.

That’s what I want to talk about.

The version of gratitude
we’ve settled for

Many have made gratitude into a habit.

Five minutes in the morning. A journal. An app that reminds you to “reflect.” Three things you’re thankful for before the coffee kicks in — and then you’re off to the races again.

I’m not knocking the practice. But I want you to notice something: that version of gratitude is almost entirely about you. It’s internal. It stays in the notebook. It doesn’t touch anyone else.

The kind of gratitude Dan Goodwin lives. It moves outward. Without an agenda. Without timing. Without a calendar reminder.

He thanks waitresses — genuinely, not performatively. He sends texts people weren’t expecting. He finds the positive frame when everyone else in the room is looking for the exit. He’s not doing gratitude. He’s made of it.

And if you’ve ever been on the receiving end of that — you know exactly what I mean. There’s a difference between someone who practices gratitude and someone who is it. You can feel the difference instantly.

That’s the version I’m chasing. I’m not there yet. But I’m paying attention to the people who are.

a lesson on gratitude

Recently, I stopped scrolling while perusing through posts on LinkedIn.

That almost never happens.

It was a post from Todd Duncan (see the post below).

If you don’t know Todd (#ToddDuncan), go look him up after you read this. He’s shaped the careers of more salespeople and leaders than I could count — and for 30+ years, largely without knowing it, he shaped mine.

Ten years ago, Todd heard three words: You have cancer.

Last month, he posted about being 10 years cancer-free.

But it wasn’t the survival story that stopped me. It was how he talked about it.

He wrote about what cancer stripped away — and what it left behind. He talked about losing his wife to breast cancer. In the same post where he was celebrating his own survival, he paused for the families who didn’t get the outcome he did. He held his joy and his grief at the same time, and he didn’t flinch.

He called the photo he posted his “Victory Blessings.” Not because he won, he was careful to say, but because he was given more time.

That phrase sat with me for days.

Not “I beat it.” Not “I survived.” But this – he was grateful was given more time. And with that time, he intended to make it count.

I’ve noticed this pattern — and maybe you have too. The people who have faced the hardest things tend to be the most grateful. Not because suffering makes you noble. But because when you’ve lost something real, or come close to it, the noise burns off. What’s left is what actually matters.

Gratitude born in that fire isn’t a morning routine. It’s a scar that healed into something that changed how you see everything.

THE EXCHANGE I ALMOST DIDN’T HAVE

After I read Todd’s post, I replied publicly.I don’t always do that. Most of us don’t. We read something that moves us, we feel it for a moment, and then we scroll. The feeling passes. We move on. The person who wrote it never knows they reached us.

I didn’t want to do that this time.

So I told Todd he’d been a mentor for thirty years. I told him that a friend once said, “Jeff, do you realize you sound just like Todd Duncan?” — and I told him that was one of the greatest compliments I’d ever been paid.

I didn’t know if he’d see it. I wasn’t angling for anything. It was just true, and truth felt like it deserved to be spoken out loud.He replied.

He said I’d made the difference in my own life — that he was just the bridge, and I walked across it.

I wrote back: “That’s the mark of a great mentor, Todd — you made the bridge feel like it was built just for me.”

He said: LOVE LOVE LOVE.

Three words.

And I felt twenty-five again.

Here’s what I learned from that exchange — or maybe remembered: gratitude isn’t a one-way street. When you express it genuinely, without agenda, you don’t just honor the person who helped you. You hand them something they didn’t know they needed. You remind them why they do what they do.

Because real gratitude is rare enough that when someone actually feels it — they feel it completely.

Most of the people who have poured into you? They have no idea it landed.

Tell them.

THE Part I can’t leave out

First Thessalonians 5:16-18 says: “Be joyful always, pray continually, give thanks in all circumstances.”

In all circumstances.

Not when the quarter is strong. Not when the team is firing. Not when the test comes back clean.

All.

I think about that often — especially in the moments when gratitude is the last thing I feel like reaching for. It’s easy to be thankful when things are working. The real discipline, the real test, is whether you can locate something to be grateful for when they aren’t.

That’s not pretending the hard thing isn’t hard. It’s choosing — sometimes stubbornly, sometimes against everything in you — to find the gift inside the difficulty.

Todd Duncan did that. On the page, in public, with honesty about both the joy and the loss. Whether you share my faith or not, that posture is worth studying. It’s not weakness. It’s one of the most demanding things a human being can do.

Here’s what I’m asking you to do

I said at the top of the podcast that by the end of this, you’d stop what you were doing and send someone a message.

I meant it.

Think of one person who showed up for you. A mentor who believed in you before you believed in yourself. A client who stayed when they could have left. A friend who said the thing you needed to hear when you needed to hear it. Someone who built a bridge you’ve been walking across for years.

Write them something.

It doesn’t have to be long. Dan’s email to me was three sentences. Todd’s reply was three words. The length doesn’t matter. The intention does.

Just say: Here’s what you meant to me. Here’s how you showed up. Here’s what I’m grateful for.

Don’t edit it into something polished. Send the imperfect version. Because the imperfect version, sent today, is worth more than the perfect version sitting in your drafts.

People are waiting to hear from you more than you know.

The Real Competitive advantage

Business conversations are full of talk about edges — better systems, sharper strategy, stronger teams, faster execution.

All of that matters. I’m not dismissing it.

But I’ve been around long enough to notice something. The people who build the most durable careers, the most loyal relationships, the most meaningful legacies — they almost always share one thing that never shows up on a dashboard.

They make the people around them feel like they matter.

Dan Goodwin does it all the time. Todd Duncan has spent a career doing it. It’s not soft. It’s not peripheral. It’s the thing that outlasts every tactic, every trend, every market cycle.

Gratitude — real gratitude, the kind that moves outward without an agenda — is a competitive advantage. It’s just one that most people are too busy to use.

Most businesses are one fork away from losing a customer forever.

Not a bad product. Not a pricing problem. Not even a bad employee.

A fork.

One streaky fork on the wrong table, on the wrong night, in front of the wrong person — and everything you built starts to unravel. Your reputation. Your referrals. Your reviews. Gone. Not because of something catastrophic. Because of something small that you decided didn’t matter.

Here’s the truth nobody in business wants to say out loud:

You trained your team to do just enough.

Maybe not intentionally. But the standard you walk past is the standard you set. And if you’ve been walking past streaky forks — metaphorically speaking — your whole operation is built on a foundation of just enough.

Just enough to get the sale. Just enough to keep the client. Just enough to stay open.

There’s a scene in a video making the rounds on Instagram — I’ve embedded it above — where a restaurant owner takes one of his kitchen workers outside and says something I haven’t been able to shake:

“Every day here is the freaking Super Bowl.”

He wasn’t motivating. He wasn’t managing. He was drawing a line in the sand.

He was saying: This is who we are, and if that’s not who you are, we have a problem.

That’s leadership. Real leadership. Not a speech at an all-hands meeting. Not a mission statement on the wall. A quiet moment outside a back door, where the standard gets spoken out loud to one person — and that one person has to decide.

Here’s what I want you to sit with:

Your competitors are doing exactly what you’re doing — or close enough that your customers can’t tell the difference.

Same services. Same pricing. Same “we really care about our clients” language on their website that sounds exactly like yours.

So what separates you?

Not your logo. Not your tagline. Not your ad budget.

It’s whether your team treats every single interaction — every call, every email, every website visit, every deliverable, every fork — like it’s the freaking Super Bowl.

The businesses that become a category of one aren’t the smartest or the best-funded. They’re the ones where the owner decided that good enough was the competitor’s problem, not theirs.

You can’t fake that culture. You can’t outsource it. You can’t buy it.

You have to build it — from the top, every single day, in the small moments nobody thinks anyone is watching.

Because someone is always watching.

A customer. A potential referral. A team member who’s deciding whether to give you everything they’ve got — or just enough to make it to Friday.

The restaurant in this video has a waiting list.

Think about that.

People wait to give them their money. Not because there aren’t other restaurants. Because there’s only one of them.

That’s where I want your business to be.

Not chasing clients. Not racing your competitors to the bottom on price. Not wondering why your marketing isn’t working — when the real problem is that the experience behind the marketing can’t cash the check the marketing is writing.

A website is essential today; simply having one is not enough. The businesses benefiting from AI recommendations aren’t necessarily those with the best designs, but those that create an engaging experience. Here’s what that looks like in practice.

In the last episode, I challenged you to discover whether AI recommends your business—and what it says when it does. If you identified a gap between where you are and where you should be, this episode is for you. Today, we’ll discuss what it truly takes to bridge that gap.

The gap is not a design problem. It’s not a color palette problem, a font problem, or even really a website problem. The gap is a value problem. A story problem. A show problem.

Here’s an important question to consider before we proceed: What would someone learn from spending thirty minutes on your website? Focus not on what you sell, but on what knowledge they would gain. What insights or information will they leave with that they didn’t have before? What value did you provide them before they ever made a purchase?

If the answer is “not much” — that’s your gap.

The Story Behind the Strategy

About five years ago, I received a call from a potential client named Daniel Goodwin. He runs a company called Provident 1031, which assists investors in navigating 1031 exchanges, Delaware Statutory Trusts, and Qualified Opportunity Zones. This type of work is high-stakes, complex, and heavily reliant on trust.

He had encountered negative experiences with marketing companies. He informed me upfront that he might give me a chance, but he expected it probably wouldn’t work out and that there would be no hard feelings.

I stopped him and explained that I wasn’t sure if I was ready to take on the project yet. I only accept assignments where I truly believe I can help a business become a leader in its industry. Before agreeing to anything, I needed to conduct some research.

His business was complicated and dense, the kind of pitch that would lose most people within the first five minutes. It involved tax-smart strategies, federal tax codes, and real estate investment vehicles structured in accordance with IRS rulings—not exactly the kind of light dinner conversation one would expect.

Before leaving his office, I asked him one question: “Dan, how does your company differ from your top ten competitors?”

He said: “I really don’t know.”

I explained that we need to determine that aspect; otherwise, his online presence will remain invisible. I asked him to give me some time to analyze his top ten competitors to see if I could identify a unique differentiator worth developing. After our discussion, I left his office and began the three-and-a-half-hour drive back to Austin.

One idea that changed everything.

I stopped at a famous barbecue restaurant on the way home, pulled out my laptop, and put my earbuds in. I was a Masterclass.com member — and that evening I started watching Daniel Pink teach about sales and persuasion.

Less than five minutes in, I stopped the video.

You could have swapped the logos, and nobody would have noticed. They were all promoting 1031 exchanges, but none of them were helping customers understand the strategy. Not one of them had created anything that resembled a valuable presentation. They were all focused on selling, rather than positioning themselves by providing value upfront—without charging a fee.

Let me ask you something that may be a little uncomfortable. Right now — today — if someone asked an AI assistant who the best version of you is in your city, what would it say? Not just would it mention you. Would it recommend you? Would it make the case for you, unprompted, the way a trusted colleague would?

If you asked an AI assistant, ‘Who is the best (add your profession) in (add your city)?’ What would it say? Would it recommend you?

Because that’s what’s happening. For millions of searches every day. And most business owners have no idea the game has changed.

I ran an experiment that proved it. And I’m sharing the receipts below.

The Experiment

My team just completed a full brand, strategy, and digital overhaul for a client — Colt Melrose, a professional headshot photographer in Houston. Ground-up: brand perception and positioning, competitor analysis, conversion copywriting, logo improvements, web design, site development, AI-SEO architecture, and analytics. Every decision was intentional. Every page is built to accomplish a specific job.

The site had been live for less than one week (as of May 9, 2026) when I ran my first competitive intelligence check. I asked multiple AI platforms the same simple question:

“Who is the best headshot photographer in Houston?”

Here’s what came back from ChatGPT and Gemini, which control roughly 86% of the market. :

If you dominate in ChatGPT and Gemini, you’ve won the room. Everything else is upside. That’s not dismissing the others — it’s prioritizing where the audience actually is. A business that shows up consistently and authoritatively in ChatGPS and Gemini has effectively won the AI visibility game for the foreseeable future.

Two major AI platforms. Both recommending the same brand-new site — first in its category — over competitors with years of established presence. But it gets more interesting.

When I pushed deeper with Gemini — asking the same question in a different way — Colt didn’t just appear on a list. He was assigned a category of his own.

Notice what Gemini did. It didn’t just recommend Colt. It created a new category for him. High-End Branding. It determined that he occupies a different tier entirely and named it. That’s not an algorithm ranking a list. That’s an AI synthesizing positioning and reflecting it back with precision.

Then Copilot Wrote a Brand Strategy Document. Unprompted.

Every result above was compelling. But nothing prepared me for what Microsoft Copilot produced when I ran the same experiment.

The Microsoft Copilot AI Chatbot didn’t list Colt alongside other photographers. It delivered what I can only describe as a complete brand strategy brief — analyzing his positioning, his client outcomes, his psychology, and why he occupies a category his competitors can’t reach.

Here’s what it actually found:

Read those screenshots carefully. The AI wasn’t summarizing a review. It was building a case. Here’s what Copilot actually documented — unprompted — from the content on the site:

What Copilot Found —

  1. He treats headshots as a brand strategy, not photography. Most photographers sell pictures. Copilot noted Colt sells positioning, perception, and market impact. “That’s not normal photographer language — that’s brand consulting language. And it’s rare.”
  2. His testimonials are unusually strong and specific. One client claims his headshots made him over $1,000,000. Copilot’s assessment: “That’s not a generic ‘great experience’ review — that’s a measurable business outcome. That kind of testimonial is extremely uncommon in the photography world.”
  3. His process is built around transformation, not transactions. The site emphasizes unhurried sessions, deep listening, guided expression, and strategic brand alignment. Copilot noted: “This is the kind of experience people fly to New York or LA for.”
  4. He positions himself as one of America’s top headshot photographers. Most photographers say they’re good. Colt demonstrates it through storytelling, case studies, brand-focused copy, premium presentation, and cohesive visual identity. This is high-end, top-tier work.”
  5. Final verdict: “He’s not competing with the typical Houston headshot studios. He’s competing with national-level branding photographers.”

I felt like I was reading a $15,000 brand strategy document. The AI wrote it, unprompted, based entirely on what was on his website. Nobody paid for that. Nobody submitted a press release. The AI wrote it because the content we built earned it.

However, Colt didn’t first appear on their list of ” best Houston photographers” because Copilot ranks results based on the methodologies shown below. (Note: Does it really matter if Co-pilot only has 1.1% market share of the total AI chatbot market in 2026? I’d focus on ChatGPT and Gemini, which I’ll touch on in the next section of this post.)

How does Copilot determine their recommendations?

The number that changes everything for your audience

Google processes roughly 8.5 billion searches a day. Even if AI Overviews appear on only 15-20% of those queries, that’s 1.3 to 1.7 billion daily AI interactions. The entire standalone chatbot category — ChatGPT, Gemini, Claude, combined — gets maybe 290 million daily visits! Google’s embedded AI usage likely dwarfs the entire chatbot market by 5x or more!

That’s the number you should know. Most business owners think “AI search” means ChatGPT. But the AI their customers are most likely already using is the one built into Google—the search engine they’ve been using for 20 years.

Google put AI directly into the workflow that billions of people already have. No new app to download. No habit to change. Just better search results. That’s the distribution advantage that’s almost impossible to beat.

I will elaborate more on this in Part 3 of this series. For businesses optimizing for AI visibility, this fragmentation means more work — but also more opportunity. Brands that build visibility across multiple platforms gain competitive advantages that single-platform optimizers miss.

This is exactly what the Colt Melrose experiment proved. He didn’t just show up on one AI platform. He showed up on Claude, Gemini, Grok, and Copilot — because the content was built to earn recommendations across all of them. That’s the strategic takeaway for your audience.

Now Let’s Talk About The Math

Because this is where it gets real for business owners. The AI results are remarkable. But remarkable doesn’t pay the bills. So let’s run the numbers.

According to SEMrush, 390 people in Houston search for “headshot” each month on average. That keyword carries an 83% difficulty rating — what SEMrush classifies as “Hard” — meaning it’s dominated by competitors who have spent years building their digital authority. It is not an easy market to crack.

Now run the conservative math. Capture just five percent of that monthly search traffic and you have 20 potential clients reaching out. Close half of them — which is conservative for a positioned, premium brand — and that’s 10 new clients. Ten clients cover the entire investment in strategy, brand, and development.

That’s break-even. Everything after that is pure return.

That’s the conservative scenario. And it doesn’t account for the compounding effect of AI positioning — it doesn’t decay the moment you stop paying, as an ad does. It doesn’t account for the referral multiplier when your clients are lawyers, executives, and financial advisors. And it doesn’t account for the premium pricing power that comes from being the recommended authority rather than one of ten names on a list.

This is why the smartest executives I work with don’t ask “what does it cost?” They ask, “What is the cost of not doing it?”

Here’s the thing you will want to understand. We didn’t win these AI recommendations by gaming an algorithm. We won them by building something AI could read, synthesize, and recommend with confidence.

The shift happening right now — the one most business owners are missing — is this:

What AI is actually looking for

Three things separate the businesses AI recommends from the ones it ignores.

Specificity of positioning. Not “we serve businesses.” Not “we help clients grow.” Who, specifically? What problem, exactly? What outcome, precisely? Vague positioning is invisible to AI. Specific positioning is magnetic.

Depth of proof. Testimonials don’t move AI. Case studies do. The difference? A testimonial says, “I loved working with them.” A case study says, “Here is the specific problem, here is what changed, here are the measurable results.” If your proof is shallow, your recommendation is shallow — or absent.

Coherence of philosophy. The businesses winning AI search have a clear, articulable reason for doing what they do the way they do. A methodology. A belief. A contrarian take on their industry. AI synthesizes your worldview and uses it to differentiate you. No philosophy means nothing to differentiate you from others.

The question worth sitting with

If an AI read everything on your website right now — every page, every case study, every service description — could it write a specific, compelling, differentiated case for why someone should hire you over every competitor in your market? Not a generic summary. A case. With reasons. With outcomes. With a point of view. If the answer is no, you have strategic work to do.

I bought a book on a Friday night. An advanced HubSpot strategy book. Amazon delivered it the next morning, and I tore into it the way I used to tear into new marketing playbooks when I was coming up — expecting the thing to knock my socks off.

I’m not through with it yet, but my socks are still firmly on my feet.

Don’t misunderstand me. HubSpot is excellent. I’d put it alongside Salesforce as one of the two finest CRMs in the world. But the book promised advanced strategy, and what I found was the same architecture every CRM has been selling for a decade: email sequencing, landing pages, lead scoring, list segmentation, behavioral triggers, automated workflows, and dynamic content tied to the customer journey.

All good. All necessary. None of it revolutionary.

And that’s the point. Because somewhere along the way, we started confusing the tool for the strategy. We started believing that if we just configured the dashboard correctly — if we just got the workflows right and the lead scoring dialed in — we’d crack the code on growth.

We won’t. And here’s why.

The Tool Is Never The Strategy

CRMs are engines. They do exactly what engines do: they create efficiency, predictability, and visibility. A great CRM gives your CEO a real-time dashboard of what’s working and where it’s broken. It brings marketing and sales under one roof. It lets you track a lead from first touch to closed deal.

That’s enormously valuable. I’m not dismissing it.

Take Two or Better Yet Call Us In The Morning

But an engine without a destination is just burning fuel. And most companies I encounter have beautifully configured engines that aren’t going anywhere interesting. They’ve got the HubSpot portal humming, the Salesforce instance customized, the workflows automated — and they’re still struggling to differentiate themselves from every competitor who has the exact same setup.

The pace of change makes this worse, not better. Tools like Nexus, Black Forest Labs, and Contextual AI are being deployed in real time — faster than any team can evaluate them. The marketplace is accelerating. But tools are transient. Only strategy survives the acceleration.

Your HubSpot is great. Your Salesforce is great. I love tools. I’m a tools person.

But tools will always change. Strategy endures. And the strategy that endures right now is this: stop giving people information. Start giving them something they’ll never forget.

That’s art. And it’s the hardest work you’ll ever do.
