Here's a proven way to help bridge the social and emotional distance posted INC Senior writer, <a href="http://www.inc.com/ilan-mochari/bridging-social-distance-remote-teams.html">ILAN MOCHARI</a></div><div>What is important when you have remote workers is how is the best way to continue the excellent relationship established initially and maintain the excellent message that you know will assist them in making money and respect you as an informative and supporting leader.</div><div>I have included the artice here and ask you what lessons you can learn from this post to help and inspire your own team and lead them to success.</div><div>What's the difference between a remote team that performs like a happy, cohesive unit and one that performs poorly?</div><div><a href="http://www.hbs.edu/faculty/Pages/profile.aspx?facId=438575&amp;facInfo=pub">Tsedal Neeley</a>, associate professor at Harvard Business School and founder of consulting firm Global Matters, has focused on this subject--bridging social and emotional distances for geographically dispersed teams--for more than 15 years. </div><div>In a recently released article in the <a href="https://hbr.org/2015/10/global-teams-that-work">Harvard Business Review,</a> Neeley shared a proven framework that has helped leaders manage long-distance employee relationships. The framework, which has five components, is called SPLIT: structure, process, language, identity, and technology. Here's a primer on the framework, along with some insight from Neeley, who recently spoke with Inc. about it.</div><div>Structure, and the perception of power.</div><div>Employees at headquarters often feel as if remote employees don't do their fair share. Remote workers often feel as if they are ignored. These may seem like sweeping generalizations, but Neeley has found that they occur consistently. The question is, how do you correct them? Neeley recommends leaders reinforce three key messages: </div><div>Who we are. Emphasize that the team is a single entity, regardless of locational, cultural, or individual differences. You don't have to reinvent the wheel. Tariq, a 33-year-old leader in a global firm Neeley studied, improved the performance of a 68-person division, aged 22 to 61, whose members came from 27 countries. How'd he do it? By introducing a team motto (&quot;We are different yet one&quot;), creating opportunities for employees to discuss their cultures, and instituting a zero-tolerance policy for cultural insensitivity.</div><div>What we do. Remind teammates of their common goals. When speaking to individuals, highlight how their roles fit within the overall picture. When speaking to the entire team, explain how the team's collective performance corresponds to big-picture goals.</div><div>I am there for you. Remote employees require frequent contact. It should be a mixture of serious work-related topics and lighter fare. One manager in Dallas whom Neeley studied inherited a large group in India through an acquisition. &quot;He made it a point to involve those employees in important decisions, contact them frequently to discuss ongoing projects, and thank them for good work,&quot; she writes. &quot;He even called team members personally to give them their birthdays off.&quot;</div><div>Process, and the importance of empathy.</div><div>In the absence of water coolers to stand around--and the casual chatter that's second nature to workers sharing an office--leaders of dispersed teams need to build &quot;deliberate moments&quot; of interaction. These moments can help your team feel as if you grasp where they're coming from. Here are three ways to do it: </div><div>Feedback on routine interactions. If you're the sort of manager who only deals with her inbox once a day, you may be unwittingly alienating virtual teammates in a different time zone. The habit that makes your day more efficient could make an employee across the sea feel as if she always has to wait 24 hours for answers. </div><div>Unstructured time. When planning call-in meetings, factor in five minutes for light conversation and small talk. Initiate informal discussions that allow dispersed team members to get to know each other.</div><div>Time to disagree. Encouraging your team to disagree with you about anything is the first step. Solicit each team member's views on whatever you discuss, starting with those with the least status in the group.</div><div>Language, and the fluency gap.</div><div>In global teams, there's a constant risk that those who don't speak the prevailing language will not speak up as often as they need to. (And that those comfortable with the language will speak too quickly and too often.) Neeley offers three rules of engagement:</div><div>Dial down dominance. In addition to speaking more slowly, strong speakers should use fewer idioms and cultural references. You use more of them than you think. &quot;The biggest category [of overused idioms] is sports,&quot; says Neeley. &quot;Baseball analogies. People often have no idea what you mean by 'first base' or 'home run,'&quot; she says. &quot;It's alienating.&quot;</div><div>Dial up engagement. Make sure less-fluent speakers are contributing. You can even set goals for the number of comments they make at each meeting. Encourage them to err on the side of asking if others understand what they're saying. Likewise, make them feel comfortable asking in the moment if they have not understood what someone else is saying.</div><div>Balance participation to ensure inclusion. Pay attention to who is and isn't speaking--and solicit participation from whoever isn't saying anything. You don't have to call anyone out, per se. Neeley suggests using a line like, &quot;I really want to get a sense of how everyone else is feeling,&quot; so it's clear you're seeking an all-inclusive participation, rather than trying to embarrass someone who is shy.</div><div>Identity, and the mismatch of perceptions.</div><div>Someone in North America who looks you right in the eye projects confidence. Elsewhere in of the world, eye contact might be perceived as rude. Here's how leaders can learn to avoid these potential misperceptions.</div><div>Learning from one another. Don't leap to conclusions about what someone's body language or behavior might mean. Observe them for a while. Ask clarifying questions. Ask often enough so that the employee feels secure in your level of two-way communication.</div><div>For instance, Neeley writes about a manager named Daniel. One of his employees, Theo, a member of the Israeli team, regularly interrupted Angela, a member of the Buenos Aires team. Their ideas were at odds. Although tempted to intervene, Daniel held back. Instead of leaping to the conclusion that the conflict between Theo and Angela was personal or unprofessional, he waited.</div><div>When the meeting was over, he asked Theo and Angela if they felt their perspectives were understood. As it turned out, Theo and Angela were cool with each other: Six months earlier, they'd collaborated on another project and learned each other's communication style. &quot;It showed that conflict does not have to create social distance,&quot; Neeley writes.</div><div>Technology, and the connection challenge.</div><div>Ask yourself the following question before deciding whether to communicate by synchronous (phone, chat, Skype) or asynchronous (email, social media) technology. Is what I'm saying instant and urgent, or can it wait? Remember that for global teams, the lags of asynchronous communication can be more pronounced because of time zones.</div><div>If you just want to share non-urgent information, email is the best bet. It's not disruptive and, for most employees in 2015, it signals that an issue is not super urgent.</div><div>It's also helpful to mix synchronous and asynchronous technology to reinforce your message. Neeley writes about Greg, a project manager in a medical devices organization who found his team falling behind on a project. He called an emergency meeting. He listened to employee concerns in real time. That was synchronous. He followed up with an email, reiterating the meeting's key points and asking for everyone's electronic sign-off. These issues all appear on the pages of my upcoming book, Aaker on Branding: 20 Principles That Drive Success.</div><div>Five steps to getting brand touch points right</div><div>The brand vision needs to be reflected by the brand experience at each touchpoint. To get it right, you must: identify existing and needed touch points, determine which are deficient, evaluate the impact of each on customers, prioritise, and develop a touchpoint action plan. A touchpoint program will affect the customer experience and reinforce the brand vision internally and externally.</div><div>Six reasons why incumbent firms fail to create “big” innovations As explained in my book, Brand Relevance, real growth rarely occurs without “big” innovations that create “must haves” that define new subcategories. Why is it hard for incumbent, leader firms to engage in substantial or transformation innovation that will change the marketplace? Among the reasons are fear of cannibalisation, risk aversion, an inability to plan for the future, wrong incentives, inadequate competition for innovation ideas and a lack of support for innovation champion.</div><div>Points of parity When a competitor has developed a “must have” that defines a new subcategory, your brand faces the threat of becoming less relevant. The solution is to develop parity along that “must have” dimension so that customers will not be motivated to reject your brand because of a perceived inadequacy. Hyundai did that with quality and styling, and McDonald’s did it with gourmet coffee.</div><div>Three models of how a brand personality impacts Strategists instinctively recognise that brand personality is important to creating energy, differentiation and strong relationships, but they often lack understanding about how to get that done. There are three models you can follow to succeed. The self-expression model is where customers express their own or idealised self in part with the personality of the brands that they buy and use. The relationship basis model posits an interpersonal relationship metaphor. So a brand can be a weekend fun companion, a mother, a respected family member, a trusted advisor, etc. The functional benefit representation model is when a brand is a vehicle for representing and cuing functional benefits. The personality of Harley Davidson, Hallmark and Michelin have implications about the offerings.</div><div>Lessons from my three favourite charity brands There have been many posts that have described brand role models for their vision or brand-building efforts but this “three charity brands” post is my choice for the most interesting and informative. The three brands, Feeding America, Teach for America, and Nothing But Nets are all brand winners. They address a meaningful problem with a concept that works and is scalable. Connect with them on LinkedIn! — simply doesn’t work for people at the top of their careers. Instead, you need to leverage an entirely different strategy, something I call “inbound networking.”</div><div>In the online world, “inbound marketing” is a term that was popularized about a decade ago by HubSpot cofounders Brian Halligan and Dharmesh Shah. It refers to the practice of creating valuable content, such as articles or podcasts, that draws customers to you directly (as opposed to spending a lot of time on cold calls or paying for advertising to lure them in).</div><div>Networking is facing a similar inflection point. Most professionals are constantly bombarded with Facebook and LinkedIn connection requests, not to mention endless requests to “pick their brain.” Trying to stand out in the midst of that noise is a losing battle, and you probably don’t have time to send a bunch of cold emails anyway.</div><div>Instead, you can successfully network with the most prominent people by doing something very different from everyone else: attracting them to you with inbound networking. In other words, make yourself interesting enough that they choose to seek you out. Here are three ways to do it.</div><div>Identify what sets you apart. One of the fastest ways to build a connection with someone is to find a commonality you share with them (your alma mater, a love of dogs, a passion for clean tech). That’s table stakes. But the way to genuinely capture their interest is to share something that seems exotic to them. It will often vary by context: In a roomful of political operatives, the fact that I was a former presidential campaign spokesperson is nice but not very interesting. But at a political fundraiser populated by lawyers and financiers, that background would make me a very desirable conversation partner.</div><div>The more interesting you seem, the more that powerful people will want to seek you out. And yet it can be hard for us to identify what’s most interesting about ourselves; over time, even the coolest things can come to seem banal. Ask your friends to identify the most fascinating elements of your biography, your interests, or your experiences — then do the same for them. At one recent workshop I led, we discovered that one executive had been a ball boy for the U.S. Open tennis tournament in his youth, and one attorney is an avid and regular surfer in the waters of New York City. Both are intriguing enough to spark a great conversation.</div><div>Become a connoisseur. Almost nothing elicits more interest than genuine expertise. If someone is drawn to a topic that you’re knowledgeable about, you’ll move to the top of their list. Since publishing my books, I’ve had innumerable colleagues seek me out to get advice about finding an agent or fine-tuning their manuscripts.</div><div>But sometimes it’s even better when your expertise is outside the fold of your profession. Richard, a financial journalist I profiled in my book Reinventing You, was able to build better and deeper relationships with his sources after he started to write part-time about food and wine. He discovered that his Wall Street contacts would proactively call him up to get information about hot new restaurants or the best places to entertain their clients.</div><div>You can also use nontraditional expertise to build multidimensional connections. Bill Gates and Warren Buffett could certainly have a decent conversation about business. But it’s their expert-level seriousness about the card game bridge that cemented their bond, eventually leading to Buffett’s decision to entrust billions to the Bill &amp; Melinda Gates Foundation.</div><div>When you’re an expert in a given niche, you can often connect on a level playing field with people who, under other circumstances, might be out of reach. One friend of mine, a corporate executive who produces jazz records on the side, recently got invited to the home of an internationally famous rock star as Grammy campaign season heated up.</div><div>If you know a lot about wine, or nutrition, or salsa dancing, or email marketing, or any of a million other subjects, people who care about that topic are sure to be interested in what you have to say.</div><div> Become the center of the network. It’s not easy to build a high-powered network if you’re not already powerful. But New York City resident Jon Levy took the position that the best way to get invited to the party is to host the party. Nearly six years ago, he started hosting twice-monthly “Influencers” dinner gatherings, featuring luminaries in different fields. Levy’s gatherings now attract a guest roster of Nobel laureates and Olympic athletes. But he certainly didn’t start there.</div><div>Begin by inviting the most interesting professionals you know and asking them to recommend the most interesting people they know, and over time you can build a substantial network. At a certain point you’ll gain enough momentum that professionals who have heard about the dinners will even reach out to ask for an invitation. You have to have an attitude that does not equate “no” with failure.</div><div>Show some enthusiasm. If you’re not enthusiastic about your business, why would anyone want to join you?</div><div>Find A Reputable Company With Lots Of Promise</div><div>This may seem obvious, and to most it is. Once you find a solid company commit to it. Give it at least a year. I’ve heard time and time again that failure does not occur in this business. Quitting happens, but failure does not happen. If you are working, talking to people, sharing your product, sharing your business opportunity you will grow.</div><div>If you believe in the business model and understand the value of leveraging your network, time and energy but you are not with a company that has the potential you are looking for, find a new company. Several months back I wrote a post called “One Criteria When Considering a New Business Opportunity” that I feel may be a good resource for helping find a good company to work with.</div><div>Keep It Simple</div><div>I am convinced that some people just like to over-complicate things. This business succeeds when you duplicate what works, teach your team how to duplicate those same strategies and teach them how to teach their team. There are so many ways to complicate this business. Stick with what works.</div><div>Look to the success stories, learn what they do and duplicate what they do.</div><div>Does that mean you can’t improve on what is being done. I say ALWAYS look for ways to improve, but do not forsake the tried and tested ways as you test your ideas.</div><div>Target People Who Get Business</div><div>Network Marketing is serious business. Entrepreneurs who understand business and see the vision of how direct sales works are much more likely to join you and partner with you. Look for people who influence and look for people who can be your “power partners.” We all know people who are like magnets and who everyone wants to be associated with. Look for people who will naturally benefit from being in your business, that’s why mompreneurs have come on to the scene so strong in network marketing. They benefit because they get to balance family and business on their own terms. As you talk with others and are asking for referrals, let your conversation direct their thoughts to the kind of individuals who are ideal for your business and your team.</div><div>You want referrals that lead you to go-getters, magnets, influencers and people known to be helpful. You want to spend your time with the movers and shakers, not the ones you have to convince to join you in business. You want people who “get it” and are enthusiastic about it.</div><div>Talk To As Many People At One Time As You Can</div><div>The entire idea behind Network Marketing comes down to the word “leverage.” How are you leveraging your network? How are you leveraging your team? How are you leveraging your time? When it comes to how you spend your time, use your time wisely.</div><div>Talk to the masses. Set up a toll free number with a recorded message or set up a webinar that people can view. As your team grows, set up training calls where you are training multiple team members at once instead of one-on-on. Time is valuable and if you can teach people how to leverage their time, everyone benefits.</div><div>As you are doing this, you are also training your team that the best use of their time is talking to as many people as possible. You could realistically meet with five people during the day for coffee. But what if, instead, you spoke to those five people at one time…or better yet, 20 people at once, or 100 people at once.</div><div>The way this plays out may look different for different people, but the idea is the same. Leverage your time and talk to as many people at one time as possible.</div><div>Train, Train, Train</div><div>The power of network marketing is that you utilize the time of others to leverage your time and efforts. The saying “I would rather have 1% effort from 100 different people than rely on 100% of my own” is so true to me. But those 100 people have to know what they are doing in order to help you succeed. So train, train, train.</div><div>Training is also a great way to stay connected to your team, help keep them motivated, empower them to build their teams and demonstrate leadership and duplication. Spend a greater percentage of your time with those team member who are displaying the most activity and are duplicating the steps to success.</div><div>Empower your team to duplicate what you do and encourage them to lead their teams. This goes back to leveraging your time and energies.</div><div>Create Goals, Benchmarks and Take Decisive Action</div><div>Where do you want to be in 6 months? Do you have a goal and a road map that will get you there? Break the six months down into intervals that will allow you to measure your progress along the way. Where do you want to be in 1 year, or 2 years? Again, you have to have clearly defined bench marks and an action plan that will get you there.</div><div>Writing your goals down is huge. Writing down the actions to get you there is vital. But all of it is done in vain if you do not take action to make it all a reality. You have to know where you are going in order to get there.</div><div>Stay On Top Of Your Game</div><div>Be the kind of leader who is always working to improve your skills. Improve your presentations, improve your conversation skills, always find new ways to help and empower people. Learn from the leaders in your company and leaders in the industry.</div><div>One of the great things about network marketing is that there is always room for more growth. There’s always room for more business and there’s always room to improve your skills. Staying on top of your game keeps you in a position to help more people. Whether directly or indirectly, you are always going to be in contact with people so you want to make certain your people skills are at their best.</div><div>Know The MLM Industry</div><div>Knowing your business and the company you work with is vital. You certainly want to know, understand, teach and promote the best practices from within your company. But you also need to stay informed of the best practices and best technologies from within the entire Network Marketing Industry as well. There are a lot of Direct Sales companies out there doing very well. What are they teaching their distributors? Why are they successful? Why are they growing? What can you do that would benefit your customers and your team?</div><div>Have FUN!</div><div>Ok, so this is number 10. Who said business can’t be fun? Building a business, building a team, encouraging a team, working with people – it all makes out for a very fun business! If you expect others to join you in your business you have to let them see that you’re having fun and that you enjoy what you do.
