&lt;p&gt;When Kiwi acquired another New Zealand dairy, Meadow Fresh Foods, the acquisition resulted in overlapping products and capacity with one of its existing brands, Mainland Products.&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Issues:&lt;/strong&gt;&lt;br /&gt;The merger called for strategic supply chain decisions. The analysis was further complicated by seasonal changes in both the supply of milk and the demand for different dairy products, which threatened the success of the acquisition.&lt;/p&gt;
&lt;p&gt;Questions included:&lt;/p&gt;
&lt;p&gt;• Which operations should be expanded? &lt;br /&gt;• Which operations should be closed? &lt;br /&gt;• Should a totally new green-field site be built?&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Engagement:&lt;/strong&gt;&lt;br /&gt;The following alternatives were captured in the EO model with three distinct options:&lt;/p&gt;
&lt;p&gt;• Expand the Meadow Fresh Plant and close the Mainland Plant&lt;br /&gt;• Expand the Meadow Fresh Plant and build a new Mainland Plant&lt;br /&gt;• Close both plants and build a new single plant on a green-field site.&lt;/p&gt;
&lt;p&gt;An option switch was included so that only one alternative was valid at any one time.&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Solution:&lt;/strong&gt;&lt;br /&gt;Project teams from the acquisition and brand divisions were assembled. For Meadow Fresh Foods, the team included the financial controller, who became the team leader, the business unit manager and the production manager for cultured foods. Representing the brand line, Mainland Products, were the production manager from its cultured foods division and a technical officer for the company. An Enterprise Optimizer® (EO) model was developed to find the optimal solution for the combined business.&lt;/p&gt;
&lt;p&gt;EO determined the optimal solution was the construction of a green-field site.&lt;/p&gt;
&lt;p&gt;The final phase of the modeling process focused on the optimal time to implement the solution. The Meadow Fresh plant had capacity available for growth, but Mainland did not. EO was then configured to identify when machines at Mainland would run out of capacity, which would trigger the construction of the green-field site.&lt;/p&gt;
&lt;p&gt;EO determined that the new site should be ready within the next three years, which had a positive impact on cash flow for the company. The acquisition team determined that the net savings incurred from the results of EO were in excess of $2 million per year.&lt;/p&gt;
&lt;p&gt;The EO project and business analysis took less than five weeks for a total return in excess of 50X compared against the net present value (NPV) of the savings identified.&lt;/p&gt;

Based in San Paulo, this company employs 2,300 people and another 18,000 indirect workers. Originally Zillo was comprised of three separate business units, but these entities operating in specific geographies, formally merged to form a company with $600 million in annual revenue.&lt;/p&gt;
&lt;p&gt;Key finished products include crystal sugar, refined sugar and ethanol along with other by-products such as yeast and bagasso (used as animal feed and bio-mass fuel).&lt;/p&gt;
&lt;p&gt;At Zillo, the industrial processes which transform sugarcane into end products have the reputation of being some of the best in the world. A highly automated process is used to produce quality products within tight manufacturing tolerances. Technology also plays a significant role. Oracle® databases and hand-held computers are used to track materials and perform the complicated calculations required to manage the flow from raw materials to finished products.&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Issues:&lt;/strong&gt;&lt;br /&gt;Zillo had a harvest planning model that provides guidelines for when fields are harvested and the cane is transported to the designated supporting mill. As trucks queue at a mill, a buffer stock is created and the trucks wait in line to unload. Often, there are no trucks at a mill causing the buffer stock to be depleted and the mill to cease operation. This results in a non-recoverable loss of production. In other cases, the trucks wait in a long queue, and buffer stock far exceeds production requirements. Historical operating practices and lack of alternatives created a belief system that mill losses were an unavoidable cost of doing business.&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Engagement:&lt;br /&gt;&lt;/strong&gt;In four weeks, the senior management and a small team of consultants constructed an EO model that significantly increased earnings while allowing strategic plans to be readily implemented throughout the Zillo enterprise.&lt;/p&gt;
&lt;p&gt;&lt;strong&gt;Solution:&lt;br /&gt;&lt;/strong&gt;Zillo took the initiative to create a modeling team consisting of its President, Chief Information Officer, Farm Managers, and Logistics Managers. Using EO to model both of its agriculture and industrial processes, the team focused on inbound transportation of sugarcane and mill allocation.&lt;/p&gt;
&lt;p&gt;The EO model determined that pooling all harvesting and transportation resources so they could be allocated as needed during the harvest season instead of restricting them to a designated mill would improve profits by more than $10 million annually, with no capital investment required.&lt;/p&gt;
&lt;p&gt;This significant gain was realized through improved use of transportation resources, reduced maintenance costs, increased mill efficiencies, reduced labor costs, and improved yields. Zillo was also able to reduce the number of fields it leased and better implement agricultural policies to ensure that future harvest yields would adequately respond to market demands.&lt;/p&gt;
&lt;p&gt;The $10 million in annual improvements more than tripled profits, yielding a return close to 100X the total investment. Perhaps more importantly, the insights gained eradicated a belief system that had historically existed in accepting ongoing mill losses.&lt;/p&gt;
