Great online communication doesn’t happen by accident. Whether you are a small organization or a large international NGO, communication in many forms is likely crucial to your success. I have adapted several resources to help you better plan, understand goals, and focus and align your team around a communications strategy. A big thanks to my friend and colleague, Jonathan Cottrell of User10, for creating the documents from which these have been adapted.

These may not be the perfect fit for your organization, but they should provide a decent framework upon which to build upon. In order to best facilitate this, we’ve shared these documents using Creative Commons Attribution Noncommercial Share-alike 3.0 Unported.

There are thousands of great nonprofits, but do you ever wonder which nonprofit organizations get the most traction on the web? I did, which is why I have put in the countless hours creating this first edition of the 100 Top Nonprofit Organizations List.

Quality Metrics Not Opinion

I saw no real value in simply spouting off my opinions as to which organizations are the best and assuming others should place great value in this (gasp, a millennial said that?). I also didn’t want to create a fantastic list but hold the formulas behind a shroud of mystery, so I chose a series of respected and universally accessible metrics and set to work. I also provide an explanation for how the ranking formula works (see the very bottom of the full list).

Due to a series of life changes (new job, baby, grad school) I, as the lead blogger here at TopNonprofits, decided to put things on hold and lay low for a few months. Despite generating only a trickle of content during the 6 months since making that decision, our traffic has grown nearly 500%, (around 7000 unique visitors/mo to over 35,000).

The number grateful emails and inquires as to when new content and list updates were going to be coming out also increased sharply. Despite my busy schedule, I am finally convinced it is time to start things back up. With the help of my assistant, Saritha, we will be cranking out valuable content once again…

If you have any content requests or ideas, please let us know. Also reach out if you know anyone who might be interested in advertising on one of the fastest growing nonprofit blogs on the web.

************

We do a lot of preaching about mobile optimization. Just last week, we wrote that mobile should top your tech to-do list for 2013. To drive this point home, we wanted to look at 100 of the top organizations in the country and show how the largest and most well-funded nonprofits are addressing their mobile needs. We found something that we didn’t expect – for the most part, they just aren’t.

The Venn diagram above shows the most simple result of our survey of 100 top nonprofit websites and their methods of mobile optimization. We got our list fromTopnonprofits.com, and though it’s probably not the absolute 100 biggest or best nonprofits, it’s a list of very big organizations that one would expect to be somewhat ahead of the pack in terms of technology.

One would be wrong.

Over 60% of these huge organizations have no mobile optimization at all on their sites. That means that whether you access them from a desktop with a giant flatscreen monitor or your smartphone, you see the exact same site. Of the two options for mobile optimization – creating a mobile-specific redirect or using responsive design to scale and remodel the site by screen size – mobile redirects were far more popular. Only one site had a hybrid approach, with significant responsive design as well as a separate mobile site (National Public Radio).

What Does It Mean?

As is often the case, you can interpret these numbers in a few different ways. First, it shows that there is still a huge amount of work to do to bring nonprofits into the mobile web era. If organizations like PBS and the Sierra Club haven’t embraced mobile optimization yet, it’s a fair bet that the wider nonprofit community, with far less funding and staff, still has a long way to go as well.

It also means that, as we pointed out in last week’s article, mobile still offers a chance to innovate and be noticed. As more and more potential donors access the web through mobile devices, the organizations that cater to them will find themselves with a real advantage over those that do not.

Shouldn’t My Organization Emulate the Biggest / Most Successful Ones?

If these huge organizations can bring in millions in donations without catering to the mobile web, doesn’t that mean that smaller organizations can do the same? Doesn’t it make sense to look at the big boys and do what they do? I would argue that this is the wrong way to look at it. The biggest nonprofits have established revenue streams, huge memberships, and assets that just aren’t comparable to smaller local groups. They may be slow to innovate and embrace new possibilities for fear of losing their old fundraising models. Or, as is often the case, their size itself may be holding them back. The bigger they are, the slower they often move. They can afford to miss out on one segment of donors (though we wouldn’t recommend it) because they do so well at attracting others. Most nonprofits don’t have this luxury – they have to do whatever they can to maximize their base of users and donors.

The Best of the Big Org Mobile Sites

We didn’t write this post just to rag on the big organizations for being less prepared for mobile than we expected them to be. Sure, that was part of it, but we’re not monsters. We also want to point out and reward the ones that are doing mobile right. Such as …
World Wildlife Fund
WWF‘s mobile-friendly responsive site scales really well between devices. It has the advantage, often overlooked in mobile optimization, of starting out relatively simple. The fewer elements on your original page design, the easier and smoother it is to transition to a mobile design. WWF uses large pictures and prioritizes the most important elements, especially in the top half of the page. It’s a really attractive, user-friendly design.
The AARP
AARP is a massive organization, one of the few American nonprofits that also doubles as a powerful lobbying group. Ironically, a group based around serving retired people has one of the most impressive and up-to-date mobile platforms on the list. Of the short list of organizations with any kin of mobile optimization, AARP’s site is that even rarer bird, creating a full mobile site without a redirect or screen-dependent responsive design. It’s a smooth experience regardless of device.

What Do You Think?

Does the lack of mobile optimization in these large organizations’ sites make you think your organization can do without it? Or does it motivate you to get ahead of the pack and find an advantage that is clearly still out there to be taken? Let us know in the comments or on our social networks. We’d love to hear your thoughts.

I recently had the chance to talk with Tere Stouffer, the consultant (and former Girl Scouts employee) who is leading the Girls Scouts Digital Content efforts. It was honestly one of the best conversations I’ve ever had on the topic of social media, and it consisted of me mostly listening. Here are some of the highlights.

Craig: So you have been in this role for about two years. What was already in place when you first came into the role?

Tere: When I was asked to help with the Girl Scouts’ digital content, they already had some basic frameworks in place, but no one was actually doing a whole lot with social media. My role covers digital content, not just social media. But in some ways, social media was the easiest job to tackle because it was the one no one had really invested in yet. So it didn’t have a lot of people saying, “Oh wait, I want it to look like this or sound like this.” There just weren’t those layers that can happen over time. It was nice to be able to come in, pick a direction, and move in it in a real-time, nimble sort of way. Something that nonprofits are not necessarily known for.

Rethinking the Content Calendar

C: What was the biggest challenge coming into this position?

T: Our biggest challenge was content. How to know what we had? How to inventory it? How to repurpose it? How to keep track of it? How do we not repeat it? We’ve got various people doing different things, so how do we not have a similar post three weeks apart because someone else is doing it? As a result, one of the decisions early on was that I would do all of the posting. There have been times when that didn’t happen, but for the most part, that was a short-term way to get our arms around this.

C: Is there a particular calendaring tool you use?

T: We tested just about every content calendering tool out there. My opinion is that there is a huge tool gap out there. There are tools for scheduling social media, there are tools for building campaigns on social media, sometimes these are one and the same tool. But these social media tools need to have something added to the front of them–a true content calendar feature. Most tools have schedulers, but you have to schedule them, slot a post into a date. They are either going to go right then, or they are going to go at a later date, and that is terrifying, because what I needed was a place to store concepts, not actual posts. I had to put in a date to these concepts, but what if I forgot? What if I put it in as an idea and had a bunch of gibberish in there and then forgot about it? Also with schedulers, they are more of just a listing. They don’t look like a calendar. And some include YouTube, none include Pinterest. They are missing the fact that you need to get your arms around ALL of your content, not just Facebook or Twitter. They are thinking in terms of management and campaign, and forgetting that the words, pictures, [and content process] are the important part here. So I think there is a huge opportunity for someone to do that. I think it is going to happen in the next year or two, but right now it is pretty frustrating.

C: So what do you use then to organize your content?

T: What we wound up doing was using our extranet, which is based off of Sharepoint. You can create a community; so we created a content calendar community where each community can put events on a shared calendar. What we love about it, as opposed to a Google Docs calendar, is that each event has a place to put a whole bunch of information. You can write a proposed post and start fiddling with the language, “the post could look like this, or the tweet could be something like this.” You can add attachments, like a photo or the PDF cover of a report. That way when you need it, you’ve got it right there, and you don’t need to go hunting for those attachments when it comes time to put it into your scheduler. Also, a bunch of people can have access to it at the same time. You can make these communities open, semi-open, or closed. You can make many people administrators to add content and edit events–whatever you want to do. It just ended up being like a Google Doc, except we could add a little more content to the actual idea and add images. So that is what we’ve done now. It is very low tech and basic, but no other tools have done it right.

C: Who has access to this tool?

T: We want to be entirely transparent about our content within the organization. We want people to not only look forward but also look back to see what we did. Now we’ve got this thing, so that if anyone wants to view it, we wouldn’t give them admin rights, but we would give them access to view it. We have upwards of 400 employees at the NYC headquarters. If they want to, they can all see it. We wanted it to be a shared document that we live by, and that everyone can see.

A New Social Media Role: Content Scout

C: What roles do you recommend within a Social Media Team?

T: First of all, they don’t necessarily have to be full time, they can be part time or even volunteers. Ideally, I’d recommend different people managing communities from moment to moment, and different people yet doing campaigns. I found that when you are primarily in a community management role, things slip by you. You are not thinking big picture, you are thinking very small picture. The person on campaigns in contrast, is asking what issues are coming up? What apps are we going to do? What contests will we use, what games? That too is different, and is much more of a marketing approach than a day-to-day community approach. I’d also suggest having someone focused on scouting content. And the fourth one is a strategist role. Someone who is stepping back and saying, where do we want to go?

C: Can you tell us a little more about how the Content Scout role came into being?

T: Our Content Scout is a huge part of our content calendar. I’m trying to remember what it was like before she started, and she officially started three weeks ago! Here is why I felt we needed her: We realized we were starting to miss things. For example, we nearly missed the 40th Anniversary of Title IX. This is a big deal for the Girl Scouts. There are milestones as I just mentioned, there were the national holidays, the Girl Scout holidays such as the birthday of our founder (which we were doing pretty well with), and then there were kind of the crazy holidays like Hug Your Sister Day and that sort of thing. We saw other organizations acknowledge those, we were missing them, and we didn’t want to miss them anymore. So we had an intern work with us all summer who is in the publishing program at Emerson, is a Gold Award recipient, and had gone all the way through our program. She is a great writer, a great researcher, and phenomenally organized. She has the skills we needed, and we had the opportunity to offer her a part time job while she was in school. So she is a full time student, but for about 2 hours a day she is doing the content scouting.

C: What exactly does a Content Scout do?

T: Her first job was to do build out a super rich calendar for the whole year with all of the national holidays, Girl Scout holidays, crazy Eat-Your-Carrots-Day-holidays, and all of the upcoming historic milestones. Also included were cultural holidays such as African American and Hispanic Holidays. She put all of these in one place on our content calendar so we never miss them again. We then set them to repeat every year because we don’t want her to have to do the same thing next year. Once that was done, we had her go in and add potential posts, tweets, or Pinterest captions about those. So not only is she finding ideas, she is actually helping feed the content, figure out what our approach should be to those. We told her we probably wouldn’t use her exact wording, but that she saved us a ton of time. We now don’t have to sit there and try and figure out what the angle is going to be, she has already given us one. We can quickly just play off of that.

She is now done with that, and her day-to-day job is developing a list of like-minded organizations on Facebook, Twitter, and Pinterest. She looks at them for one hour in the morning and one hour in the evening. What do you guys have? What can we share? What can we play off of a little bit? She lets us know this in real time, “Hey guys, I’ve got this nice post from a council that you might want to use.” She is taking a step back and looking at what the whole year looks like, so she can plan ahead, then at the same time provide immediate stuff like, “Hey the White House Project just released a great infographic that you might want to check out.” It is one of the most valuable jobs, and I can’t imagine not having someone in that role anymore. It was the right person, right place, and right need. I can see that as social media continues to grow, a larger organization with a larger audience than ours having one or two or three specialized content scouts. Having different people managing communities from moment to moment and different people doing campaigns.

It is fun being on the front side of this. Five years from now we will be, “Of course we have that role and that role.” We are starting to see things fall into a really interesting set of roles with unique skill sets.

Advice for Smaller Organizations

C: What advice do you have for smaller organizations that might not think a social media team is applicable to them?

T: First of all, we have a pretty good understanding of this. After all, we have 112 councils that may have only a thousand likes on their Facebook Page. We do a lot of social media training with these teams.

What often happens with smaller organizations is that you have no one owning social media and you have a management team terrified of it. So what they usually do is let a fairly inexperienced person come in because that person is young, enthusiastic, fun, etc. Then that person ends up being the voice of the organization. Sadly, this is often in a way that doesn’t accurately represent your organization and doesn’t help move it in the right direction. There needs to be a strategy, and there needs to be very clear guidelines on voice and tone. And you can’t stray from voice…ever.

I also wouldn’t rule out specialized roles. There needs to be clear ownership, but as I said before, the team members can be part time or even volunteers. Start with clearly defined role(s) and seek out the right people to fill them. Play to people’s strengths and make it clear what each role involves and doesn’t involve.

The talk is so good that I not only encourage you to watch the entire 17 minutes video yourself, but also took the time to write extensive notes for those of you who prefer to read or scan text.

For me, the video has not only inspired my thoughts on entrepreneurship and aid, but also is triggering ideas for how these principles can be applied regarding cultural change within an organization as well.

Lessons from an Agricultural Aid project in Zambia

Worked with an Italian NGO. Everyone had great intentions and truly wanted to help. Yet everything they touch failed. For example, the came to part of Zambia near the Zambezi River and were amazed why the local people in such a fertile valley would have no agriculture. So they taught people to grow italian tomatoes and zucchini. But the people weren’t interested, so they paid them to come learn…and sometimes they showed up. Instead of asking why they weren’t growing anything they said, “Thank God we are here. Just in nick of time to save the Zambian people from starvation.” Of course everything in Africa grew beautifully and they were telling the Zambians, “Look how easy agriculture is.” Just when the tomatoes were nice and ripe, hippos came out of the river and ate everything. And they said to the Zambians, “My God, the hippos!” and the Zambians said, “Yes, that is why we have no agriculture here.”
“Why didn’t you tell us?!?”
“You Never Asked”

The fundamental problem with how we help

We think we have the answers

Western people tend to be Imperialist Colonial Missionaries

There are only 2 ways we deal with people: We either patronize them, or are paternalistic

Paternalistic: Treating everyone from a different culture as if they were your children. “I love you so much.”

Patronizing: Treating everyone from another culture as if they were my servants. Why white men in Africa are called “Bwana” (Boss).

“Above all in economic development, if people do not wish to be helped, leave them alone.” - Francis Schumacher

The System of Enterprise Facilitation

The first principle of helping someone is respect. So, at the age of 20 he decided to only respond to people.

Never initiate anything

Never try to motivate anybody

Become a servant of the local passion

Become a servant of the local people who have a dream to become a better person

What this looks like

You shut up and listen

You never arrive in a community with any of your own ideas

And you sit with the local people. Not in offices, but meet them where they are at/comfortable. Such as at a cafe, pub, etc. This has added benefit of eliminating additional infrastructure

Become friends

Find out what that person wants to do. The most important thing is passion. If that person doesn’t want to do it, what are you going to do?

That passion will be for their own growth. This is the most important thing.

Then and only then do you step in and offer to help them find that knowledge.

Because nobody in the world can succeed alone.

One-on-one, not public meetings

The problem with community meetings is that the most enterprising individuals never come. They aren’t going to tell you in a public meeting what they want to do with their own time and money. What opportunity they have identified. Planning has this blind spot, you often miss the brightest people in your community because they don’t’ come to your public meetings. Peter Drucker said, “Planning is actually incompatible with entrepreneurial society. Planning is the kiss of death of entrepreneurship.”

Family Doctor of Enterprise

So what they do is work one-on-one, and to work one-on-one you have to create a social infrastructure. You have to create a new profession. It is the family doctor of enterprise, who sits with you in your house at your kitchen table, or at the cafe. And helps you find the resources to help you transform your passion into a way to make a living.

First tried this out in Australia. Met a fisherman who was smoking fish in his garage. Together they found a way to sell his fish not at the market, but to a restaurant in Perth. Then 5 of his fisherman friends came and said, hey, aren’t you that guy who helped so and so? And together they found a way to sell their beautiful tuna, not to the cannery for 50 cents a kilo but to the sushi market in Japan for $15 a kilo. And then the farmers came to me…

The australian government asked. How can you do that?

“I do something very, very difficult. I shut up and listen to THEM.” - Ernesto Sirolli

Entrepreneurs Dying of Solitude

There are a new generation of entrepreneurs who are dying of solitude. You have to figure out how to get people to come talk to you.

You have to offer them confidentiality and privacy

You have to be fanatic about helping them.

Then they will come.
They will come in droves.

The best solutions come from Entrepreneurs

We have systems which are currently not sustainable. Who is going to invent the technology and new systems? Universities? Forget about it. Government? Forget about it. It is entrepreneurs and they are doing it now.

In 1860 a large group of leaders speculated about what would happen to New York City in 100 years. Unanimous decision…the city of New York will not exist in 100 years. Why? Because if the population continues at the current rate, to move the population of New York around, they would have needed 6 million horses. And the manure created by 6 million horses would be impossible to deal with. They were already drowning in horse manure. So 1860, they see this dirty technology that is going to squeeze the life out of New York.

But 40 years later, in 1900 entrepreneurs had formed over 1001 car manufacturing companies in the US. The idea of an entirely different technology had absolutely taken over. Tiny tiny little factories in back waters.

The secret to working with entrepreneurs

In addition to confidentiality and fanatic service, you also have to tell them the secret of entrepreneurship.

Product that you want to see has to be fantastic

Must have fantastic marketing

Tremendous financial management

No one person can do all 3. You can’t do it alone.

Guess what, we have never met a single human being in the world who can make it, sell it, and look after the money. It doesn’t exist. This person has never been born. They have done the research and looked at the 100 iconic companies around the world and there is only one thing that these successful companies have in common. Not one of them was started by a single person.

When teaching youth about entrepreneurship, they give them the first 2 pages of Richard Branson’s biography and have them underline times Richard Branson uses the term “I” and how many times he uses the term “we”. Instances of “I” = 0, Instances of “we”, 32. He wasn’t alone when he started.

How to truly help

So they can create the community, that has facilitators who come from a small business background sitting in cafe’s, bars, and who are your dedicated buddies. Who will come to you and say, “What do you need? Can you make it? Can you sell it? Can you look after the money?”

“Oh no, I cannot do this.”

“Will you like me to help you find somebody who can?”

They activate communities and have groups of volunteers supporting facilitators to help you to find resources and people.

We have discovered the at the miracle of the intelligence of local people is such that you can change the the culture and economy of this community just by capturing the passion, energy, and imagination of your own people.” - Ernesto Sirolli

*****

How might your organization apply these principles in your programs or even within your own corporate culture?
