Every project manager (professional or ad-hoc type) has a story about a “difficult stakeholder.”

You know the script: They don’t respond. They push back on everything. They seem annoyed no matter what you do.

What I discovered in most cases is that the stakeholder isn’t difficult. They’re disconnected.

Somewhere along the way, the PM got so deep into managing the project that they stopped managing the relationship. Updates turned into bullet points. Meetings became status checks. The human being on the other side of the table slowly disappeared behind the process.

John Maxwell has a line that hits this perfectly:

“People don’t care how much you know until they know how much you care.”

It’s simple, but it’s the diagnostic tool most PMs never use.

Why Connection Comes Before Influence

Maxwell’s whole leadership philosophy is built on one idea: you can’t move people until you’ve connected with them. His “Five Levels of Leadership” makes this painfully clear - influence doesn’t come from your title, your methodology, or your expertise. It comes from the relationship you build.

And this isn’t just Maxwell.

Lencioni says trust is the foundation of all teamwork. Without trust, people protect themselves. A stakeholder who feels unheard will resist you - not because they’re difficult, but because they don’t feel safe.

Covey’s Habit #5 - Seek first to understand, then to be understood - might as well be stapled to every PM’s laptop. Most PMs do the opposite. They try to persuade before they understand. They communicate from their world, not the stakeholder’s.

Goleman’s research on emotional intelligence shows that technical competence is never enough. Leaders who connect - who read the room, who listen, who empathize - outperform those who rely on expertise alone.

Edmondson’s work on psychological safety explains why stakeholders shut down. If they don’t feel respected or valued, they won’t speak openly. They’ll retreat. They’ll defend. They’ll escalate.

Across all these thinkers, the message is the same: Connection is not a soft skill. It’s the gateway to influence.

How PMs Accidentally Break the Connection

Most PMs don’t wake up and decide to disconnect. It happens slowly:

The project gets messy.
Deadlines tighten.
Risks pile up.
Communication becomes tactical.
Meetings become rushed.
Everything becomes about “getting through the agenda.”

And without noticing, the PM shifts from partner to project machine.

The stakeholder feels that shift immediately. The PM usually doesn’t.

This is why so many “stakeholder issues” are actually relationship issues wearing a project mask.

Connection is fixable.

And it doesn’t require a grand gesture - just a shift in how you show up.

1. Start with their world, not yours

Ask questions that reveal what matters to them:

“What does success look like from your side?”
“What’s the risk you’re most worried about?”
“What would make this project feel smooth for you?”

These questions do more than gather data - they signal respect.

2. Listen like you’re trying to learn, not defend

Stakeholders often tell you what they need indirectly. Tone, hesitation, frustration - these are data points. Pay attention.

3. Reflect their priorities back to them

Show that you understand their pressures, incentives, and constraints.
This is where trust starts to rebuild.

4. Translate your world into theirs

A PM’s language is scope, dependencies, and timelines.
A stakeholder’s language is outcomes, impact, and risk.

If you don’t translate, you’re not communicating - you’re broadcasting.

5. Make the relationship visible again

This doesn’t require hours of bonding. It’s the small things:

A check‑in that isn’t tied to a deliverable
Acknowledging their concerns without defensiveness
Sharing wins that matter to them
Asking for input early, not after decisions are made.

Connection is built in the margins.

When you - as the project manager, ad-hoc or appointed - reconnect with a stakeholder, the project shifts in ways that feel almost unfair:

Decisions get faster
Misunderstandings drop
Tension dissolves
Collaboration increases
Influence becomes natural.

Your methodology gets you to delivery.
Your communication skills get you to leadership.

And leadership - not process - is what stakeholders respond to.

So here is one question I would like you to sit with:

Every PM learns tools.
Every PM learns frameworks.
Every PM can run a plan.

But not every PM learns to connect.

There is a subtle, high‑leverage difference between “nice” and “kind” in project communication

Most project problems don’t start with bad requirements, unrealistic deadlines, or difficult stakeholders.

They start with politeness.

More specifically:

Teams choose nice over kind, and projects quietly drift off course.

In the modern work environment - global, asynchronous, fast - communication is no longer a soft skill. It’s the operating system that determines whether a project thrives or collapses.

And in that operating system, one distinction matters more than most people realize:

Nice makes people comfortable.
Kind makes people better.

I am that kind of person - that used to be nice, and has moved to being KIND. It’s a tough transition sometimes, if you don’t take it with the right mindset.

And I’ve seen that happening is many projects - so I want to take this topic through the lens of project delays, accountability, and the messy reality of human behavior on delivery teams. If that sounds familiar to you - read further on.

1. Nice vs. Kind: The Foundational Shift

Nice

Niceness is reactive.
It prioritizes harmony right now.
It’s the instinct to avoid tension, soften truth, or not “rock the boat.”

Niceness sounds like:

“It’s fine, we’ll manage.”
“No worries, we’ll figure it out.”
“Let’s just keep it positive.”

The problem?
Projects die in the space between what’s true and what’s spoken.

Kind

Kindness is generative.
It prioritizes long‑term growth, clarity, and mutual respect.

Kindness sounds like:

“We’re behind by three days. Let’s realign the plan.”
“There’s a pattern here. Can we talk about what’s causing it?”
“I want you to succeed, so I need to be honest with you.”

Kindness requires courage, discipline, and clarity - three things more valuable to a project than momentary comfort.

Niceness protects feelings.
Kindness protects the relationship.
And the project.

2. Niceness Quietly Sabotages Projects

Niceness hides reality.

Teams tiptoe around delays to avoid disappointing stakeholders.
Tasks slip without escalation.
Risks remain “internal” until they explode externally.

Niceness creates surprises - the worst enemy of trust.

Niceness avoids boundaries.

The nice PM or team lead says yes too quickly, takes on too much, or absorbs dysfunction instead of addressing it.

This creates burnout, resentment, and unclear expectations.

Niceness enables harmful behavior.

When someone interrupts, misses deadlines, or creates friction, niceness tiptoes around it:

“It’s probably nothing.”
“Maybe they’re having a bad week.”
“I don’t want to cause drama.”

Meanwhile the behavior becomes the culture.

Niceness fuels dysfunction because it avoids friction - the very force required for growth.

3. Kindness: The Ultimate Project Management Meta‑Skill

Kindness, in a project context, is not warm and fuzzy.

Kindness is precision.

Kindness is honest data delivered in a human way.

Kindness is feedback that helps, not hurts.

Kindness does three things consistently:

1. Reduces Ambiguity

Clarity is kindness.
Ambiguity is cruelty.

The kind communicator says the real thing early, simply, and specifically.

2. Builds Trust Through Predictability

People trust what is consistent.
Kind communicators create stable expectations - even in uncertainty.

3. Supports Growth Without Shame

Kindness faces reality without attacking identity.

Instead of:
“You’re always late with deliverables.”
Kindness says:
“We’ve slipped three times this month - let’s look at what’s blocking you.”

High‑performing teams grow because someone dares to tell the truth early.

4. How does Nice vs. Kind look like in Real‑World Scenarios?

A. Communicating a Delay

Nice:
“We might be a bit behind, but let’s see how it goes.”

Kind:
“We’re four days behind. Here are two recovery options. Which one works for you?”

Niceness hides information.
Kindness frames information with solutions.

B. Addressing Unproductive Behavior

Nice:
“No worries, it wasn’t a big deal.”

Kind:
“When the deadline was missed, it created rework for the team. How can we prevent this next sprint?”

Niceness avoids confrontation.
Kindness creates accountability without blame.

“We’ll try to squeeze that in.”

Kind:
“If we add this, here are the trade-offs. What should we deprioritize?”

Niceness overpromises.
Kindness negotiates reality.

“I’m noticing a pattern - are the estimates off, or is the workload too high? Let’s adjust together.”

Dan Koe often talks about “identity loops”- patterns of behavior reinforced by the stories we tell ourselves.

In project work, these loops manifest like this:

These are small scripts with big leverage.

State facts, not feelings.
Be early, not perfect.
Describe impact, not intention.
Offer choices, not ultimatums.
Follow up - the real magic is in consistency.

Kindness is a muscle.
It grows through repetition.

Nice teams work in silence until something breaks.

Kind teams surface issues early and solve them together.

Nice teams stay comfortable but stagnant.

If you walk into any technical organization - engineering, data science, cybersecurity, product - you’ll find brilliant people solving incredibly complex problems. They architect systems that scale, debug issues that would make most of us cry, and make decisions that affect millions of users.

And yet, ask these same people what frustrates them most at work, and you’ll rarely hear:

“The codebase is too complex.”
“The architecture is unclear.”
“The algorithm is too hard.”

Instead, you’ll hear:

“We don’t communicate well.”
“People get defensive.”
“We talk past each other.”
“Feedback feels personal.”
“We keep having the same arguments.”

The real bottleneck in technical organizations isn’t technical. It’s relational.

And this is exactly where Non‑Violent Communication (NVC) becomes one of the most powerful tools a technical team can adopt.

The Hidden Emotional Layer of Technical Work

Technical environments like to pretend they’re purely rational. But anyone who has worked in engineering or any other deep technical environment knows the truth:

A code review can feel like a judgment of your intelligence.

When I introduce NVC to technical teams, I often hear:

But here’s the irony:

NVC is one of the most structured, logical communication frameworks ever created.

It’s basically an API for human interaction:

predictable
repeatable
debuggable
scalable

Once engineers see this, they get it immediately.

The Real Reason NVC Works in Technical Organizations

Technical teams thrive on:

clarity
precision
predictability
explicitness
well‑defined interfaces

NVC gives you exactly that.

It turns vague emotional reactions into clear, actionable information.

It turns conflict into collaboration.

It turns defensiveness into dialogue.

And it does all of this without requiring people to become more emotional - just more aware.

A Realistic Example: The Code Review That Went Sideways

Let’s take a common scenario.

Situation: A senior engineer leaves blunt comments on a pull request. The junior engineer feels attacked and stops contributing as much.

Typical reaction: “You’re too harsh in code reviews.” “You’re too sensitive.”

Nothing changes.

NVC approach:

Observation: “In the last two PRs, the comments were short and direct, without explanations.”
Feeling: “I felt discouraged and anxious.”
Need: “I need clarity and psychological safety when I’m learning.”
Request: “Would you be open to adding a bit more context in your comments so I can understand the reasoning?”

NVC approach:

Guided by the brilliant teaching of Frances Frei, we explored Kerr’s “secret sauces” - and they’re anything but secret. They’re choices. Daily, deliberate choices.

🔹 A learning mindset

Treating every moment as data. Staying curious. Staying humble. Staying open.

Steve Kerr’s leadership begins with a simple truth: you can’t grow if you think you already know. He treats every practice, every conversation, every mistake as information, not judgment. That’s why his teams evolve faster - they’re not defending their egos; they’re refining their craft.

A learning mindset means:

Curiosity over certainty
Questions over assumptions
Exploration over defensiveness

When leaders adopt this stance, teams stop hiding problems. They bring them forward. They experiment. They iterate. They learn in public. Growth becomes the operating rhythm, not a special event.

Culture is not what leaders say. It’s what leaders do when it’s hard, inconvenient, or unseen.

Every person who has achieved something meaningful - whether in business, leadership, or personal life - has one thing in common: they’ve learned to transform pain into progress. John C. Maxwell calls this The Law of Pain in his book The 15 Invaluable Laws of Growth, and it’s one of the most honest, empowering truths about human development.

Pain doesn’t feel like a gift. But it is often the only thing strong enough to break our old patterns, force reflection, and push us into a new level of clarity.

Pain as a Catalyst for Awareness

Maxwell writes that “Good management of bad experiences leads to great growth.” The key phrase here is management. Pain alone doesn’t produce growth - reflection does.

Psychologist Daniel Kahneman’s research on cognitive biases supports this. We tend to repeat behaviors that feel comfortable, even when they’re ineffective. Pain disrupts that autopilot. It forces us to stop, examine, and choose differently.

In other words:

Pain is often the only thing strong enough to get our attention.

Maxwell suggests that people typically respond to pain in one of three ways:

Thinking how to turn these lessons into a tool? Here’s a simple reflection process inspired by Maxwell but expanded with insights from neuroscience and coaching practice:

1. Name the Pain

What exactly happened? What emotion is present - shame, fear, disappointment, anger?

Naming reduces intensity. Neuroscientist Matthew Lieberman calls this “affect labeling,” which has been shown to calm the amygdala and increase clarity.

Use the wheel of emotions to dive deeper into the micro feelings as well, don't stop at the first level of emotion.

2. Extract the Lesson

Ask yourself:

What belief or behavior led to this moment?
What boundary was missing?
What assumption was wrong?
What truth is this pain revealing?

Pain is data. Treat it like feedback, not a verdict.

3. Decide the Upgrade

What needs to change? A habit? A mindset? A relationship? A strategy?

Growth requires a decision, not just awareness.

4. Integrate the Learning

This is where most people stop. But real transformation happens when you practice the new behavior until it becomes your new normal.

Pain as a Leadership Advantage

Maxwell emphasizes that leaders who have processed their pain become more empathetic, grounded, and wise. They stop reacting and start responding. They stop controlling and start guiding. They stop pretending and start connecting.

Brené Brown’s research on vulnerability reinforces this:

Leaders who acknowledge their struggles build more trust than those who hide them.

Pain, when integrated, becomes a credibility builder.

Winter holidays period came with a bit more time to just sit and relax. I was in front of the TV, with family, and sipping on a glass of wine. On TV there was this nice movie from my childhood. I loved it and rewatched it multiple times, but only this year did some themes stood out to me.

When Pretty Woman premiered in 1990, it was marketed as a romantic comedy - a modern Cinderella story. But beneath the glamour and witty dialogue lies a narrative about transformation, self-worth, and the courage to change. More than three decades later, these themes still resonate, not just in relationships but in leadership, business, and personal growth.

Let me show you my interpretation of this movie, from the eyes of leadership.

1. The First Encounter – Breaking Stereotypes

Edward and Vivian meet by chance, two people from entirely different worlds. He’s a polished corporate dealmaker; she’s navigating life on her own terms. Their interaction challenges assumptions and sparks curiosity.

!! In business and life, we often box people into categories - by title, background, or appearance. But innovation and opportunity thrive when we stay open to perspectives that differ from our own.

Lesson: Don’t let preconceived notions limit your vision. The most transformative ideas often come from unexpected collaborations.

He didn’t wait for motivation. He built momentum. And when race day came, he didn’t just finish. He flew.

There’s a quiet truth I’ve come to embrace - not just as a coach, but as a human navigating the complexities of life and work: We don’t grow just by doing. We grow by pausing, noticing, and integrating.

A few weeks ago, I delivered a presentation that convinced our leadership team to adopt a new app designed to track time planned and spent on employee learning. The room was filled with executives and team leads, and by the end, they weren’t just nodding - they were excited to roll it out. The journey from a rough draft to a polished, story-driven pitch, enhanced by AI, made all the difference.

Here’s how I built it, from a rough draft to a story that resonated, with a little help from AI to make it shine.

Crafting the Draft: Messaging, Content, and Call to Action

I started with a clear goal: persuade the audience that our new app would boost employee development by making learning time transparent and actionable. The messaging centered on three points: learning drives growth, tracking time ensures accountability, and the app makes it simple. I relied on data that shows employees thrive when they have time for learning, managers feel more accountable when employees are clear on their demands, and the org achieves better customer satisfaction overall.

The initial draft was solid but uninspiring—mostly bullet points, lots of words, a few stats, and technical details about the app’s features. It needed a spark to connect with the audience.

Adding Storytelling: From Facts to Feelings

To elevate the presentation, I leaned into storytelling to create an emotional connection. I decided to open with a troubling question: "when was the last time you spent dedicated time for learning during your working hours". This set the stage for why the app mattered.
I structured the presentation like a story: the problem (untracked learning time), the stakes (stagnation and missed growth), the solution (our app), and the vision (a culture of continuous learning).

Instead of leaning on tech jargon, I used visuals to show how the app looks like, and what kind of data we can extract from it.

The call to action became an invitation: “Let’s empower every employee to grow, starting with this pilot.”

Using AI to Elevate the Presentation

While the storytelling added heart, I knew the presentation could be sharper. That’s where AI came in, specifically tools like Copilot to refine my messaging. I fed it my draft script and asked, “How can I make this more focused on storytelling?”
I was amazed to see how Copilot analyzed my slides, and identified both the strong points of my presentation, but also the areas where I should put more emphasize in order to touch the hearts of the audience.
I also practiced a lot the delivery - I could have used AI to listen to my presentation and identify areas where I was rushing, not pausing enough, or not using the right tone of voice.

For example, I practiced pausing after key points like, “This app doesn’t just track time - it builds careers,” to let the idea land. After a few tweaks, my delivery felt confident and natural.

The Big DayWhen presentation day arrived, I felt ready. The virtual room was packed - I opened with the question, and you could feel the room shift; people leaned in. As I moved through the slides, I saw a clear jump in the level of interest. By the time I ended the demo of the app, the energy was palpable.
The Q&A was lively, with executives asking about timelines and also pitching ideas for the pilot.

Reflection

This presentation worked because it blended a clear message, relatable storytelling, and AI-driven polish. The draft gave structure, the story added heart, and AI made it sharp. It’s a process I’ll use again: define the message, tell a story that resonates, and leverage AI to refine it. And yes, rehearse until words come naturally!

I know a lot of theory about time management, techniques, ways of organizing yourself and so. And I am sharing my knowledge with others as well.

But the most rewarding part comes from actually applying these techniques myself.

For example – using the Pomodoro technique has given me the joy of achieving significant progress in just a small amount of time.

Imagine a bright red, glossy tomato-shaped kitchen timer sitting on a clean wooden desk. Its rounded surface gleams under soft daylight, with a small green stem on top, mimicking the look of a real pomodoro. Around its circumference, bold white numbers mark the minutes, with a simple arrow indicator showing the current countdown. The timer’s dial is currently set to 25 minutes, signifying the start of a focused work interval. Nearby, a notebook and pen suggest readiness for productivity, while the timer’s classic wind-up mechanism adds a tactile, satisfying element to the scene – a perfect embodiment of the Pomodoro technique in action.

What is the Pomodoro technique?

The Pomodoro technique is a time management method that breaks work into focused intervals, typically 25 minutes long, separated by short breaks. This approach helps maintain concentration and reduces mental fatigue. It encourages steady productivity and makes large tasks feel more manageable. You can combine 4 pomodoro intervals followed by a longer break.

How do you use the technique?

Well – knowing the technique is one thing but actually putting it into action was a completely different affair.

A true procrastinator would start by searching the net for a pomodoro timer, then searching for the oneline store with the best price, ordering it and then… waiting for the delivery.

But I took a different approach: I took my phone and set a timer for 25 minutes. I also picked a task I really didn’t enjoy doing and decided that I ever crash it or… crash it.

I started the timer. I started working on the task. Notifications in Teams started to pop-up. I glanced but did not open. Focused on my task.

Notifications in WhatsApp also appeared, from my family. I did not glance. I focused on my task.

I got stuck with an idea – and when to search for inspiration. I almost clicked on a link for something not related. But I stopped. And focused on my task.

I glanced at the timer. Already 15 minutes passed. I was making progress, but… not enough time to finish in the next 10 minutes. I paced up to finish.

The timer beeped. I was NOT done. But I was on a roll. So instead of taking the recommended break, I continued until I ate that frog. Yeah, I finished the unpleasant task.

I was DONE! I had a feeling of achievement not felt for a long time.

I hit SEND on the outcome to my boss, I was happy and relieved. One more thing off my list.

Suddenly, I wasn’t just capable - I was confident.

As I was starting the posting about this law from John Maxwell’s book, I told to myself: it is useless, everybody knows that self-awareness is critical, and I would not tell anyone something new. And yet… too many people still live in a corner that they know way too well, and don’t make any moves to learn more about themselves and continue to grow.

I have in mind one colleague – who, at that time would speak with high confidence about anything and everything, who would interrupt you to continue what she thought you were about to say, and who would focus on those little things that count to maybe 2% of the business. And yet – she would not be aware of the low impact she would have, and why that happened…

John C. Maxwell’s “The15 Invaluable Laws of Personal Growth” helped me understand why this happens with his Law of Awareness: You must know yourself to grow yourself. It’s a simple truth - understanding who you are is the starting point for any meaningful growth, like finding the first piece of a puzzle.

Maxwell’s Law of Awareness is clear: to grow in your career or personal life, you need to know your strengths, weaknesses, values, and goals.
