Why Mentor Leadership?

Today’s business expects leaders to be highly efficient, handle business relations and problems effectively and be seen as highly successful personality. However, with the existing business complexities and changing paradigms, being an effective leader is highly challenging. A business leader also requires wearing the hat of mentor to become a highly effective and successful leader. The mentor leadership programs aims at developing leaders by levering their strengths, equipping them with mentoring relationship skills and increase their impact on the organization.

A leader in any field has to set an example to others, more so in business, he has to be a role model. He should inspire confidence in others. He should be cool and unflinching in a crisis. A leader should be supremely self confident. He should be able to recognize the talent of his subordinates should harness it to the growth of his organization.

A leader has to be a good listener. Communication is extremely important for the smooth running of any business. The leader should be easily accessible. He should device new ways and means to communicate with others. Without good communication skills, it is impossible to become a good leader.

A leader has to be a fast learner. He should also be a skilled manager. He should be able to spot talent and nurture it. He should be able to take risk.

Honesty and integrity are extremely important for any good leader. A leader has to be pragmatic has to change with the roles he has to play. A leader has to know what is going on and should be able to sort out any problem his team is facing. He has to instinctively know the necessities of the team and try to fulfill it.

The leader should choose team members who can complement each others skills. The leader has to fulfill the needs of the employees as well as that of the management.

A leader has to look after the needs of his team and stand by them. A leader should not get discouraged by criticism. He has to listen to various views and take the best decision in the interest of the organization.

When, against all prevailing beliefs to the contrary, the atom was split (1939, Dr. Otto Hahn; see “Innovation Challenge: Breaking the ‘Impossible’ Barrier”), so was the stuck and limited thinking of an entire scientific era. It was only when the “impossible” occurred, that new quests–and new questions–began to look deeper and deeper into the building blocks of matter.

Scientists had new questions, new curiosity, new excitement about innovation where they previously believed that none was possible. Once the “impossible barrier” had been broken they wanted to find out, “What are the ultimate-smallest–building blocks of matter?”. “What,” they asked, “is the entire universe made of? What–if not the atom–is the smallest entity that can be divided no further? What is the essence of everything?”

So, the search started to split matter–the tiniest of known objects–into smaller and smaller units in search of the most fundamental particles. In the process of doing this, the search took a surprising and interesting turn. What scientists found was that their assumptions about the very concept of matter–that is, matter as object, as physical stuff–were not as they had believed. They were looking at the wrong thing.

Quantum physics was revealing a whole new way of looking at matter, and understanding what they were seeing in a new way. Quantum physics revealed that the essential “building blocks” of matter are not the physical objects themselves, but the relationshipsamong those objects–the networks of connections and interactions that hold tiny bits of stuff together.

Relationships are a form of energy and the energy holds things together in arrangements that, when viewed, appear “solid.”

Matter and energy–it came to be understood–are expressions of the same thing. It is possible to convert one into the other, and there seems to be a change in “appearance” from energy to matter when we take a close look at it. On observing the very small (quantum) realm it looks like energy coagulates into matter because we look at it. In actuality, the looking doesn’t cause it to coagulate; it just gives us a way to focus on and describe what we see. If we didn’t look it would be impossible to perceive it as matter.

The quest for the smallest building block resulted in this discovery: there is no building block at the core of matter. Only relationships.

Matter is not made of matter as we have imagined it – it is not made of anything solid. When we look deep into matter, what we see is not matter itself, but energetic, non-material relationships. It is the quality of these relationships that matter.

And this–finally–leads to the underlying truth about innovation. When we try to pin down the secret ingredient for innovation, the result is similar. There is no ingredient, there is no one thing, formula, tool or anything else that makes an organization innovative.

The challenge and key to innovation lies in relationships. It is in the relationships of the different people who hold a small part of the whole puzzle; it is in the relationships of actions and interactions–innovation processes–that combine to yield a result; it is in the entire system of relationships that together define an entity–a team, a department, a corporation, a government, a nation, a neighborhood–and the way it works.

Innovation processes can be created where none currently–or seemingly–exist. In fact, achieving and maintaining competitive advantage today–in any industry or sector–depends on planning for innovation, and then making sure that the right systems and relationships are in place for optimal results. The great news is that this “impossible” innovation barrier is not only possible to break; it may very well be the best investment-returning challenge a company or organization will ever undertake.

If you are in a position of authority then you must be conscientious of two areas: ensuring a quality job (or upholding a directive) and training others to progress in the same field. Essentially, you might be teaching the person who may some day replace you. Is this a fair outlook? This is certainly a common fear among some authority figures that believe instituting such efficient systems could backfire and cause rapid changes in managerial structure. So what are the alternatives? For a leader to actually restrict information from his delegates in hope of securing his job? This would be a poor way of doing business, from a commercial point of view as well as a personal one. Commercially speaking, the company wants to listen to any new input and utilize all available experience. In creating an efficient machine, there would be no reason to deliberately hinder employee advancement as this would directly affect productivity and eventually profit. Personally speaking, it makes sense to train new staff members according to the same criteria that you would live by. When you teach by example and are helpful to new workers, they will remember this training in future years, considering you more of a personal mentor than just a boss. If you go out of your way to be unproductive, you probably won’t be in that position long or if you are self-employed, you won’t be in business long.

The Most Important Factor in Overseeing Progress

The single most important factor in overseeing progress is that of individuality. You cannot assume that delegation or training can be lazily standardized and yet simultaneously help an entire staff progress rapidly. Teaching involves taking an interest in people as individuals. Some people will progress faster than others, others slower, and still others will require special training because their perceptions are totally different from most of the other workers. Some staff will be particularly hard working, convergent thinkers. Others will be very good at “thinking outside the box.” The key is to identify the skills of each particular team member and then individually hone those skills until every worker progresses at a comfortable pace. It may also involve you identifying the weaknesses of some workers and coming up with ways to train them into becoming more efficient performers, or give those tasks to someone else who can be or is efficient at those tasks. Leverage people inherent skills.

For example, let’s say you are writing an evaluation of one of your favorite delegates. First, start by focusing on their positive characteristics. You would describe them as a steadfast worker. They always come in a few minutes early and volunteers whenever there is overtime. They are respectful and diligent in customer service. Now focus on some areas where the worker needs improvement. They often make mistakes in their reports. They have a tendency to alienate other co-workers. Some of their proposed ideas are out-of-sync with the rest of the office. Now that you have an understanding of this worker, personalize the training to match their personality and state of progress. Always focus on the positive, remembering that every institution and every staff member could benefit from self-improvement.

Helping Workers with Encouragement and Counsel

When it comes time for training, the ones you teach should be approached respectfully and with an attitude that encourages improvement. A new worker needs to feel confident that you believe he or she can accomplish the task ahead. Once a team member knows that you have this confidence, and that there is a network of information and assistance available, he or she will feel ready. Avoid babying new workers that are looking to advance. A team member will respect you if you tell them what to do, but he or she would much prefer it if you gave them an opportunity to showcase their talents.

What if a delegate that you trusted makes a big mistake? This calls for balance between playing educator and friend. If the worker does something wrong you owe it them and to the company to offer helpful criticism. Do not criticize the effort itself; try to explain why the decision was a mistake and how it negatively affected productivity. If you sense that the team member was pursuing the right direction or had a good intention, which is probably the case with most people, then thank them for it. After praising the effort put forth, make it clear why modifications will be needed. The objective of counseling should be to ensure that the subordinate understands the problem. Next, that he or she is helped back to a confident state and is ready to avoid making the same mistake in the future. One way to make sure they don’t make the same mistakes is creating procedures for everything being taught. Put all procedures in binders or store them electronically to recall when needed. This may take a bit more time up front but saves a ton of time in the short-term and long-term.

Employee training and delegating authority are part of overseeing a company’s progress. It is a golden opportunity to advance your interests while helping others grow into their professional roles. It is a great feeling to see others make progress with your training and mentoring and it makes everyone more effective and efficient which means people are more productive overall and that leads to goal achievement.

Executive Effectiveness: Becoming Highly Productive

For an executive to be highly effective, they need to become highly productive. In addition, how they attain high productivity is as important as the productivity itself. High productivity is essential for executives because it serves three important purposes. The first, most obvious, is that it enables us to get our work done. No small task given the pace of business and the extra load budgetary constraints impose. The second, no less important benefit, is that by completing our work in a highly productive manner, it keeps our stress and anxiety levels under control. Controlling stress and tension is critical, since persistently high feelings of stress cause health problems, sap our strength, hamper creativity, and negatively impact our ability to communicate effectively. Each of these factors, of course, affects our effectiveness as a leader.

The third benefit of being highly productive is often overlooked. And that benefit is that being productive sets an example for the rest of our team. Generally, we tend to focus on our words and actions during “important” events such as meetings or speeches, but the truth is that people observe us all the time, even in our “insignificant moments”. In fact, the impact we have during those important exchanges is always colored by the image we’ve painted over time with our words and actions in those “insignificant moments”. Consequently, how we attain high productivity is as important as the productivity itself. Sacrificing one’s personal life, health and family isn’t the most admirable example to set.

The key, therefore, is to become highly productive and at the same time, reduce stress and set the example you’d like duplicated by your team. There have been scores of books written and course taught about time management. The strategies promoted focus on things like prioritization, list-making, and calendar management. And most of them make sense except for one thing.

I don’t know anyone who’s achieved sustained productivity using these methods.

Don’t get me wrong – prioritization and creating lists are important factors to becoming highly productive. But unless another critical factor is addressed, all the prioritization and list-making in the world won’t help. And that issue is energy. The issue of personal energy management has garnered growing attention in the last years. It’s something I’ve done intuitively for many years and is nicely supported in a book entitled, “The Power of Full Engagement” by Jim Loehr and Tony Schwartz.

The energy I’m referring to has four components to it, and the management of that energy pertains to our ability to maintain and replenish those reserves. These four energy reserves are Physical, Emotional, Mental and Inspirational. Addressing each reserve is essential for high productivity. Let me briefly discuss each energy reserve and then offer some strategies to help keep them buoyed up.

Our physical energy affects our ability to push forward. It helps our drive and our self-discipline. It improves the functioning of our organs, which, in turn, allow us to get oxygen to our brain, nutrition into our body, and toxins out of our body. If you’ve ever had a “mid-afternoon crash”, then you’ve experienced the impact a low physical reserve can have on productivity.

Our emotional energy impacts our ability to deal with stress, to communicate well, to think clearly, and to interact with others effectively. It’s not uncommon to become short with people when we’re feeling stressed or tense (which is caused by a low emotional reserve).

Our mental energy affects our ability to think clearly, to concentrate and focus, to solve problems, and to be creative. Clearly, a low mental reserve hampers productivity.

And finally, our inspirational energy is the fuel that motivates us. It is our passion, purpose, and inspiration that spark self-discipline, extra effort, and new direction. In the absence of motivation and inspiration, we end up just going through the motions. Low inspirational energy saps the productive juices right out of us.

Maintaining our reserves is critical if we’re to be highly productive on a consistent basis. I like to draw an analogy to a four-legged stool whenever I discuss the topic of energy management. We’re all familiar with the analogy of a three-legged stool. All three legs need to be present in order to use the stool. Without all three legs the stool is useless. But the story is different with a four-legged stool. Unlike the three-legged stool, a four-legged stool can still be used even if one of the legs is missing. A person can sit on a four-legged stool missing a leg by exerting a bit of effort and balance. It’s not especially comfortable and requires an ongoing expenditure of energy to maintain. But it is functional. The same goes for our four energy reserves. We can function even if one of our reserves is depleted or all four reserves aren’t at the same level, but it’s inefficient, draining, and can’t be sustained for very long.

It’s not that difficult to maintain relatively high reserves, but it does take some intentional effort. There are a number of very effective steps that can be taken to recharge your reserves. Here are a few of them:

Take breaks throughout the day. Break every 2-2.5 hours to recharge and rejuvenate. What you do during those breaks makes a difference.
Eat “strategically”. Eat about six times a day. Make sure to balance protein, carbohydrates and fats.
Maintain your attitude. If you don’t decide what goes into your head, someone else will. Introduce positives and eliminate negatives.
Get restful sleep. Avoid caffeine late in the day – it really does work to keep you awake. Avoid eating a big meal late in the evening – your body can’t rest if it’s working hard to digest.

Don’t be fooled by the simplicity of these strategies. For years they’ve allowed me accomplish about 50% more than most people do. Managing your energy reserves combined with prioritization of tasks will make you a productivity superstar.

Do You Seek Compliance, Or Commitment?

Do you have what it takes to be a truly inspirational leader? To be a good, solid manager, you need only follow the “cookbook recipe” taught at any vocational program or business school. To be a leader, you have to go beyond the recipe, and to take ownership (and personal responsibility) for the overall program under your charge. But inspirational leaders consistently do things they don’t “have” to do, things that are beyond their job description. And if you want to join their ranks, one of the first things you must learn to do is to appreciate your adversaries.

If for no other reason than that there are two types of person out there (and in each of us), you will find yourself with adversaries in your career and life. Each of us will be dominated in our daily life by the inner image we feed. I call one of those inner selves “The Victim” – a person who is critical, political, and would never be an inspirational leader. The other inner self I don’t call the “victor,” because that implies a win-lose attitude that’s not felt by your better self – so I call that self “The Entrepreneur.” That name fits better. Where the Victim is critical of others as a first reaction, the Entrepreneur is appreciative, seeking always to learn what she can from everyone (even her adversaries). While the Victim is political, the Entrepreneur is collaborative, looking for a win for everybody. And while the Victim only wants to be the “theater critic,” taking issue (often picking nits) with the way another person leads, the Entrepreneur is bold enough to step out onstage and take the criticism, in the interest of performing at a high level (regardless of the personal risk).

When people are led by an Entrepreneur (whether that person is a business owner or merely an entrepreneurially-minded leader), they get passionate about what THEY (not the leader) can accomplish. They get inspired. When people have a Victim placed in charge of them, they get tired.

As I’ve described in this series, learning to appreciate your adversaries (and show it) is a great way to nourish your inner Entrepreneur (and that of the people you’re leading), and to leave the inner Victim hungry (as well as the Victims inside your teammates).

Start by asking yourself what’s good about the people you tend to see as “bad.” You don’t think of yourself as a judgmental person? Prove it. When you see the word “adversary,” it makes you think of someone, at work, at church, or even at home, who’s bugging you these days. If you can find what’s good about that person (and focus on it), you’ve come a long way toward inspirational leadership.

At that point, you can take on the other suggestions in the series: establishing a feedback relationship (and even a coaching relationship) with your adversaries, appreciating how your own tendencies contribute barriers to collaboration, seeing the benefits of appreciation, and forgoing unnecessary retaliation (even when it’s richly deserved). You begin to realize that the overwhelming majority of your adversaries are not “enemies” (folks who’ve adopted Victimhood as more-or-less a permanent lifestyle), but are people like yourself who may need help rising above their own personal challenges. You might be the only source of appreciation they get these days, and therefore your generosity of spirit could be their last/best hope for turning around a tough spot in their lives.

That’s inspiring!

A parting thought as we close this series on appreciating your adversaries – and it’s probably better posed as a question. As you think about the outcomes you’re seeking in your interaction with your adversary, do you want compliance from that person, or commitment? As I’ve mentioned, when you truly have a dug-in “enemy” who refuses to meet you part-way in rehabilitating the relationship, you have to engage and “defeat” him. In business, this often means taking off the leadership hat and reverting to management, employing the mainstay of the solid manager (“progressive discipline”). You demand compliance with the rules, whatever they are, and if you don’t get that compliance, you escalate the discipline until the Victim is flushed from the organization.

If you’ve taken that route with all your adversaries, here’s some bad news: you might be getting good at meting out progressive discipline, but you’re not moving toward becoming an inspirational leader. In fact, you might be a Victim-type yourself. And by the way, how’s that working out for you? You’ve tried the battle tactics… next time, reach for appreciation. What do you have to lose?

Think about this: if you really want that person’s commitment, you’re looking for both performance and attitude. You’re looking for passion and accomplishment. You’ve already decided this is a person with whom you can and should work… someone you hope to inspire… and, therefore, if only on a subconscious level, your instinct tells you there’s something to appreciate about that person.

Time to “chuck a sickie”

Why should your employees have all the fun?

You re making money, you get a buzz from making money. You can afford a good lifestyle; The question: “Can we afford this” just isn’t on the horizon.

There are wonderful things you can do with money, and the adrenaline rush you get every time you close a deal is pure bliss.

Yet………There is still something missing isn’t there?

Yesterday you turned up at the office only to find that the receptionist had called in sick and one of your BDM’s had to take all incoming calls. The receptionist didn’t really look all that sick to you the day before, chances are she had just had a big night on Monday and decided to stay in bed…………

So how come your staff get to do that?

You run around all day, always another meeting, always someone who has an “issue” they want you to resolve for them, the phone never stops ringing. Your life is hardly your own anymore, and when you get home the only thing you get to enjoy about the money you make is the enormous LCD TV in the lounge room. When was the last time you slept in on a Wednesday? Or better yet, when did you last “chuck a sickie”?

Do you even remember what a sickie is? Let me remind you: A sickie is a way of saying to the world and to yourself: “Today is a day for me, everybody else can take a flying jump”

What would happen if you did chuck a sickie? Tomorrow!

Would the company fall over? Would your staff simply walk away? Would they be able to cope without you for a day? Or will you feel so guilty that you won’t be able to live with yourself?

Calamities

If the answer is “yes’ to any of those calamities: whatever you do, don’t read the next few paragraphs, honest, trust me on this, you will not enjoy it.

If your answer is “no”, actually, nothing of any consequence would go wrong….here is a challenge for you:

Tonight when you go to bed: send 1 text message (1 only) to your most trusted employee, your PA or your partner: “I am sick, will be in bed all day, tell everyone, phones are turned off, see you Thursday morning, if I feel better”

Then turn off your mobile(s) unplug the phone, turn off the blackberry, and the PDA, close the lid on the laptop (yes the other one as well) put the alarm in the kitchen and go to sleep.

When you wake up at the normal time, as you undoubtedly will, turn over and go back to sleep and DO NOT get out of bed until your joints and muscles are so stiff that it is now uncomfortable to stay in bed.

Spend the day reading, walking, watching Dr. Phil and Oprah. In other words:

DO NOTHING THAT MATTERS ALL DAY.

I Know I know, I can hear your brain throwing up objections from here.

This is scary stuff, a real challenge. It is all very well to plan and book a holiday months ahead and plan and have meetings with people in advance, leave detailed instructions etc etc, but a sickie on the spur of the moment, is something else altogether.

You have three choices:

Give in to the objections, rip this article out of this magazine and set fire to it in the bathroom.
Address each and every objection and reason them out.
Say: Bugger it, I will sort things out on Thursday

How good would a day like that be? Do you think you deserve a day for you? No one else? Have you earned it?

How would your spouse feel if you took a day like that together? A whole day of bugger all and no one else but the two of you?

Now for those of you who said “yes” to the possible calamities:

I warned you! It was no fun reading those last paragraphs!

So my challenge to you is: Make it a priority to change your business and your work and your life in such a way that you can “chuck a sickie” without the world coming to an end.

If your receptionist can watch Dr. Phil for a day, don’t you think you should?

Anyone Can Steer the Ship, Great Leaders can Effectively Plot the Best Course

When looking inward and drawing on all their experience, they must use all their past successes, failures and challenges, as means to build a strong starting point and to serve as the foundation for the direction they will travel in. As they look outward examining the prevailing conditions; they must take the blinkers off and thoroughly explore the prevailing condition, looking around to identify any obstacles, challenges or roadblocks.

Attempting to move in a new direction, without exploring the prevailing external conditions, would be like the captain of a ship setting sail against the tide, because he did not bother to look at the tide chart or sailing into a hurricane because he did not bother to check the weather report. All great leaders invest time before they start to move their team in a new direction, to count the possible cost of moving in any new direction. This external assessment would include measurable factors such as resources, talent and finances and intangibles such as moral, culture, timing and momentum.

When plotting any new course, any wise leader will know that, no matter how much they have learnt from the past, they will still never have all the answers. That is why any great leader who wants to change course, must get information from as many sources as possible. Open your mind and look around you, the information you need is available everywhere. I have found the best place to start exploring is with the people and circumstances closest to you.

Your team leaders and members are an incredible source of information, as they are closer to the grindstone than you are and thus better equipped to see any changes or trends in the market place.
Look at other leaders in similar markets and businesses and see what they are doing. Do not be scared to ask these people to mentor you. It is astounding how many people would be willing to support you, if you can find a way to develop a mutually beneficial relationship with them. The law of reciprocity, where you would do something noteworthy for someone else and they in return, would be more than willing to assist you is a perfect example of the law of reciprocity at work. As long as there is fair exchange almost everyone is willing to help.
Great leaders know that they cannot succeed alone and that they must build a team of supportive followers, mentors and fellow leaders around them in order to reach their maximum potential.

As you plot any new course it is crucial to ensure that your planning must include both a level of belief and fact. You must have faith and believe in the ability of both yourself and your team to overcome the inevitable challenges and at the same time you must have as many facts as possible to ensure you are not blundering blindly into something you won’t be able to handle. As a great leader you must believe in your ability to take your team all the way and must be able to create a crystal clear vision in your mind of exactly where you want to go. If you are unable to first visualise the journey in your mind and create a vision for yourself and your team, you will most certainly not be able to achieve anything in real life.

Communicate your vision to your team and keep your eye on the prize, but be careful not to minimize obstacles or rationalise challenges. You must always have your eyes wide open and be aware of everything in your environment, be vigilant and be careful not to be blindsided, because you were not observing. Jim Collins said it so well in his book, GOOD TO GREAT, when he described the Stockdale Paradox. He wrote “You must retain faith that you will prevail in the end and you must also confront the most brutal facts of your current reality”

Succeeding as a great leader is a balancing act between optimism, realism, planning, faith, fact and intuition. Keep all these factors in mind as you plot any new course and follow this simple formula for success:

Get a crystal clear picture in your mind of exactly where you want to go
Develop goals to support this vision
Prioritise and ensure that you and your team are taking only the most important actions every day
Communicate your vision and goals to all stakeholders. Ensure that everyone knows their individual role in delivering on the vision and goals.
Allow time for acceptance and give all team members the opportunity to offer consistent feedback.
Pull the trigger and lead from the front as you and your team begin to take action
Plan for and expect challenges. They are inevitable and an integral part of any success journey.
Offer encouragement, support and praise for all team members
Review progress daily.

To become a truly great leader and to successfully lead your team in these ever changing times, you must overcome your fear of change, eliminate ignorance about what is going on all around you and become more certain about your abilities. Pull the trigger today and use your present to build that crystal clear picture you have created in your mind. This vision you have created for your future is achievable, if you and your team take inspired action every day and you consistently measure your progress. The success you and your team will enjoy is not dependant on the size of the project, but rather on the size of the leader you become.
